Issue for this PR

Closes #1566

Follow-up to #1559. That PR kept an empty-registry re-read from loading another project's file into the shared registry. This one removes the sharing itself.

Type of change

  • Bug fix
  • New feature
  • Refactor / code improvement
  • Documentation

What does this PR do?

Why. The warehouse connection registry was process-global, but one server process serves several project directories. The first project to load decided every project's connections. Projects that used the same connection name also shared one connector and one SSH tunnel, so reloading or removing in one project closed the other's.

Design (in registry.ts and ssh-tunnel.ts):

  • Per-project state. Configs, cached connectors with their tunnels, in-flight connects and the load latch live in a Map<projectDir, State>. The global connections file and the connection env vars are still shared sources, merged into each project's state. The fix: point the warehouse_list no-connections hint at the real config locations #1559 rule still holds, now per project: a project's sources are re-read only while its registry is empty, and a populated registry is never replaced automatically.
  • Each connect attempt owns its tunnel. Tunnels are no longer looked up by name. Each open returns a handle that can be closed while still opening, and every exit path (error, early close, clean disconnect) uses one cleanup routine. An attempt holds its in-flight slot from before any await and is current only while it holds it. Reload, remove, add, dispose and reset drop the slot and close that attempt's tunnel in one synchronous step. A superseded attempt publishes nothing, closes only its own tunnel, and fails with a retry hint.
  • Instance disposal. One disposer closes only the disposed project's connectors, in-flight connects and tunnels. Its configs are kept, so session-only credentials survive config-update disposals. The registry stays synchronous and uses the disposer hook, not InstanceState, which would make about 30 sync callers async.
  • Add and remove act on the current project's state. When the OS credential store is unavailable, add keeps the in-memory credentials in that project only. Overwriting a connection now also closes its old tunnel. Remove writes the global file before changing state, so a failed write changes nothing.
  • Credentials. Keychain entries are still keyed by name and written only by add, for the global file. Remove now keeps them while an env var or any project this process serves names the connection (before, only the current project counted). Projects it does not serve are not consulted.
  • Test helper. setConfigs() sets one injected state shared by every project until reset or load; reset clears all projects. projectConfigApplies() (now always true) and the keyed tunnel API (registry-only) are removed.

Not changed, and replied to in the review threads:

How did you verify your code works?

  • registry-per-project.test.ts, 25 tests. Two project directories in one process, through both chdir and an instance context. It uses a fake ssh2 whose readiness the test controls; the fake is restored after the file. Coverage:
    • isolation in both load orders, including files added later
    • empty-registry re-read per project
    • shared global and env entries
    • one connection name giving different configs and connectors per project
    • reload or remove in B leaving A's connector open
    • a stale tunnel start that finishes after a newer start
    • a failing attempt
    • SSH replaced by a non-SSH connection, both cached and in flight
    • a clean SSH disconnect
    • reload and reset during an in-flight connect
    • instance disposal, including session credentials surviving it
    • a failed global write during remove
    • credential retention across served projects
    • in-memory add credentials
  • Full suite. All 61 opencode test files that reference the registry or tunnels: 2445 pass, 79 skip, 0 fail, both together and file by file. The drivers package security test: 29 pass.
  • Static checks. Typecheck is clean. The marker check passes; these paths are Altimate-owned.
  • Review. Local read-only Codex review of head 1c37bc7: no P0/P1.

Cost side effects

None. This adds no queries or connections. Each project reads its sources the same way a single project did before.

Summary by CodeRabbit

  • Bug Fixes
    • Connection settings, cached connections, and SSH tunnels remain isolated between projects, including during reloads and connection attempts.
    • Connection configurations load from global, project-local, and environment sources.
    • Connection hints consistently show the project-local configuration path.
    • Closing an outdated SSH tunnel no longer disrupts a newer connection.
    • Credentials are retained while a served project or environment configuration still references the connection.
  • Tests
    • Added coverage for project switching, reloads, SSH tunnel handling, and credential retention.

Note

Medium Risk
Changes core connection lifecycle, credential deletion rules, and SSH tunnel ownership across reload/remove/dispose paths; incorrect per-project isolation could leak connections or delete secrets too early, but behavior is heavily tested.

Overview
Fixes multi-project servers where the first loaded project owned every connection: configs, cached connectors, and SSH tunnels are now keyed by project directory, so reload/remove in one project no longer tears down another's.

Registry lifecycle adds per-project State, instance disposal that closes only that project's connectors/tunnels (configs kept for session-only credentials), and reload() that affects the current project only. Connect races give each in-flight attempt its own slot and tunnel handle; superseded attempts fail with a retry hint instead of caching stale connectors.

SSH drops name-keyed startTunnel/closeTunnel for openTunnel() handles with idempotent early close and safer forwarding error cleanup.

Credentials on remove retain OS-store secrets while any served project (open instances + loaded registries) or env still names the connection; warehouse_list always documents the project-local path. Instance.directories() supports that served-set scan.

Extensive tests cover per-project isolation, tunnel ownership, disposal, and credential retention.

- `registry.ts`: configs, connectors, in-flight connects and the load latch live in a `Map<projectDir, State>`; global file and env stay shared sources
- SSH tunnel keys are project-scoped; stale in-flight connects are not cached after reload/remove/add
- `setConfigs()` injects for all projects until `reset()`/`load()`
- drop `projectConfigApplies()`

📝 Walkthrough

The registry now keeps configs, connectors, pending attempts, and load status per resolved project directory. Global and environment config sources remain shared. SSH tunnels use caller-owned handles, and connection operations clean up resources by project and attempt.

Changes: Project-scoped warehouse connections

Layer / File(s) Summary
Project state and config loading
packages/opencode/src/altimate/native/connections/registry.ts, packages/opencode/test/altimate/registry-per-project.test.ts, packages/opencode/test/altimate/warehouse-list-hint.test.ts
The registry stores state by resolved project directory and loads global, local, and environment configs into each state. Tests cover project-specific entries, shared sources, and project switching.
Project-scoped connectors and connection attempts
packages/opencode/src/altimate/native/connections/registry.ts, packages/opencode/src/altimate/native/connections/ssh-tunnel.ts, packages/opencode/test/altimate/registry-per-project.test.ts, packages/opencode/test/altimate/ssh-tunnel.test.ts
Each connection attempt owns its tunnel handle. The registry caches connectors only for current attempts and closes resources for superseded attempts. Tunnel handles expose readiness and idempotent cleanup.
Project operations and registry lifecycle
packages/opencode/src/altimate/native/connections/registry.ts, packages/opencode/src/altimate/native/connections/credential-store.ts, packages/opencode/test/altimate/registry-per-project.test.ts
Lookup and mutation operations use the selected project state. reload() refreshes the current project; closeAll() and reset() operate across project states. Removal preserves credentials when a served project config or environment variable still names the connection.
Warehouse connection guidance
packages/opencode/src/altimate/tools/warehouse-list.ts, packages/opencode/test/altimate/warehouse-list-hint.test.ts
Warehouse guidance always lists the local config path and numbers environment configs as source 3.

Explanation

Issue #1566 requires project-scoped configs, connectors, in-flight connects, and SSH tunnels. The PR summary states that these resources are stored per resolved project directory. It also states that global-file and ALTIMATE_CODE_CONN_* sources remain shared and merge into each project. A populated registry is not replaced automatically. Reload, remove, disposal, reset, and stale-connect tests cover the required isolation and lifecycle behavior.

Full details: Out of Scope Changes check

Explanation

The changes stay within issue #1566. Per-attempt tunnel handles and cleanup support project and connection isolation. Registry, tunnel, credential, hint, and test changes implement or verify the requested behavior. The available summary shows no unrelated product change.

Code Review Summary

Status: No Issues Found | Recommendation: Merge

Incremental review of 9dee23a (since 62a855dd). The only change is test-only isolation: beforeEach saves and removes the shared test-home global connections.json, and afterEach restores it. The path comes from Registry.globalConfigPath(), which resolves under Global.Path.home (the preload's OPENCODE_TEST_HOME), so no developer config is touched; force: true tolerates a missing file, the restore recreates the parent directory, and both hooks are unconditional so a failing assertion still restores state. No correctness, race, or isolation defects found in the changed lines.

Local read-only Codex review, run against origin/main:

  • Head edd1acf: no P0/P1. Codex raised three P2s. Two are fixed in 2153fc3: reload now swaps in the new configs before it awaits the old connector closes, and reset invalidates in-flight connects (a regression test is added). The third P2 is left as a follow-up. A superseded connect that later fails can still close a newer same-project tunnel registered under the same name, because its tunnel cleanup is not tied to its own tunnel. This was already true within a single project before this PR, and tunnels from different projects can no longer collide.
  • Head 2153fc3: no P0/P1.

Re-run after the fix: 61 registry test files, 2436 pass, 79 skip, 0 fail (both together and file by file). Typecheck and the marker check are clean.

All findings (full text)

1. packages/opencode/src/altimate/native/connections/registry.ts (L847-L849)

[🟠 MEDIUM] When an active cached connector is overwritten during add(), cached.close() is called, but the associated SSH tunnel is not closed. If the old connection used an SSH tunnel and the new configuration does not (or if the connection is simply never requested again), the old tunnel will remain orphaned in the background.

To prevent this leak, you should close the tunnel associated with the previous configuration, similarly to how it is handled in remove().

Suggested change:

    // altimate_change start — a connect still in flight for the old config must not be cached over the new one
    pending.delete(name)
    // altimate_change end
    closeTunnel(tunnelKey(s, name))

2. packages/opencode/src/altimate/native/connections/registry.ts (L637-L644)

[🟠 MEDIUM] There are two race conditions here regarding SSH tunnel cleanup when an attempt is dropped (e.g. by reload, remove, or add):

  1. Unconditional closure on failure: If connector.connect() fails, the catch block unconditionally calls closeTunnel(tunnel). If a new request for this connection has already started (!current()), it may have established a new SSH tunnel under the same tunnel key. The unconditional closure will inadvertently kill the newer attempt's tunnel.
  2. Orphaned tunnel on success: In the if (!current()) block below, if pending.has(name) is true, it skips closeTunnel(tunnel). However, if the newer pending attempt's configuration no longer uses an SSH tunnel, it will never replace the tunnel in activeTunnels, leaving this old tunnel orphaned and running indefinitely.

Since startTunnel replaces tunnels based purely on the string key, consider tracking the specific tunnel instance (e.g., returning a cleanup callback or TunnelInfo from createConnector) so that an attempt only closes its own tunnel without interfering with others.

Suggested change:

      // reload()/remove()/add() dropped this attempt while it was connecting: its config is gone or replaced, so
      // it must not be cached over the current one.
      if (!current()) {
        await connector.close().catch(() => {})
        // a newer attempt under this name owns the tunnel key now
        if (!pending.has(name) && !connectors.has(name)) closeTunnel(tunnel)
        throw new Error(`Connection "${name}" was reloaded or removed while it was connecting. Retry the request.`)
      }

3. packages/opencode/src/altimate/native/connections/registry.ts (L919-L925)

[🔴 HIGH] The OS credential store keys credentials purely by the connection name (e.g., prod/password), without a project-specific identifier. Since the registry is now correctly scoped per-project, multiple projects can legitimately define a connection with the exact same name.

Because stillDefined only checks the current project's configuration, deleting a connection in Project A will erroneously wipe the OS credentials for Project B's connection of the same name. You should either incorporate the project path into the OS credential store key (e.g., ${projectDir}\u0000${name}) or accept that OS credentials are inherently shared across projects and adjust the cleanup logic accordingly.

Suggested change:

    // altimate_change start — remove its secrets from the OS credential store too. Entries are keyed by name
    // only, so they are kept while this project's config or an env var still defines a connection by that name.
    // (Own properties only: a connection named "constructor" must not count as defined.)
    const stillDefined = Object.hasOwn(loadFromFile(projectConfigPath), name) || Object.hasOwn(loadFromEnv(), name)
    const notRemoved = stillDefined ? [] : await forgetCredentials(name)
    if (notRemoved.length > 0) return { success: true, warnings: [notRemovedWarning(name, notRemoved)] }
    // altimate_change end

4. packages/opencode/src/altimate/native/connections/registry.ts (L251-L255)

[🔵 LOW] The path path.join(base, ".altimate-code", "connections.json") is hardcoded here, essentially duplicating the internal logic of localConfigPath().

If the internal structure of the local configuration path ever changes in localConfigPath(), this hardcoded string will become out of sync, leading to subtle bugs where configurations are read from one path but modified or checked at another (e.g., in remove()). Consider extracting a helper like localConfigPathForDir(dir: string) to maintain a single source of truth.

Suggested change:

  // absolutize store paths against the directory that declared them, so a later process.chdir() (--dir) cannot
  // move the store. `s.dir` is the project this state belongs to.
  const base = s.dir
  const global = resolveStorePaths(loadFromFile(globalConfigPath()), path.dirname(globalConfigPath()))
  const local = resolveStorePaths(loadFromFile(path.join(base, ".altimate-code", "connections.json")), base)

…se per project

- `ssh-tunnel.ts`: unkeyed `openTunnel()` handles, closable while opening
- registry: attempts close only their own tunnel; add/remove/reload/reset detach synchronously
- instance disposal closes that project's connectors and tunnels
- keep keychain secrets while a served project's local config names the connection

- `remove()` drops the global entry before awaiting cleanup; rewrites only a file holding it
- `closeState()` closes all tunnels before awaiting connector closes
- a clean SSH disconnect ends the tunnel
- credential retention reads served projects after the awaits

- disposal closes a project's connectors and tunnels but keeps its configs
- `remove()` writes the global file before touching state, so a failed write changes nothing
- a dropped connect reports the superseded retry error, not its closed tunnel's error

1. packages/opencode/src/altimate/native/connections/ssh-tunnel.ts (L113-L121)

[🔴 HIGH] In Node.js, localSocket and the remote stream do not swallow unhandled 'error' events. If an unexpected network drop or reset (e.g., ECONNRESET) occurs on either stream, it will result in an uncaught exception that can crash the entire Node.js process. You should attach explicit .on('error', ...) handlers to both streams.

Suggested change:

          sockets.add(localSocket)
          localSocket.on("close", () => sockets.delete(localSocket))
          localSocket.on("error", () => localSocket.destroy())
          client.forwardOut("127.0.0.1", 0, config.host, config.port, (err: Error | undefined, stream: any) => {
            if (err || closed) {
              localSocket.destroy()
              return
            }
            stream.on("error", () => stream.destroy())
            localSocket.pipe(stream).pipe(localSocket)
          })

2. packages/opencode/src/altimate/native/connections/ssh-tunnel.ts (L64-L67)

[🔵 LOW] Avoid using the any type without providing an explanatory comment. If any is necessary due to the dynamic import of ssh2, please add a comment explaining the reason, or consider using a minimal explicit interface/unknown type.

Suggested change:

export function openTunnel(config: SshConfig): TunnelHandle {
  let closed = false
  // ssh2 Client instance; using any due to optional dynamic import
  let client: any
  let server: Server | undefined

…SH forwarding errors

- `remove()` also checks the local connections file of every open instance (`Instance.directories()`), not only projects that already loaded the registry.
- SSH forwarding attaches `error` handlers to the local socket and remote stream and destroys both, so a reset no longer throws an uncaught exception.
- Tests: `registry-per-project.test.ts` (untouched open project, socket error).

…ections file

`Registry.add()` in `telemetry-safety.test.ts` and `adversarial.test.ts` persists `test_add` and `evil` to the test-home global `connections.json`. When CI ran those files first in the same process, the empty-registry cases in `warehouse-list-hint.test.ts` listed them and failed. The hint tests now set that file aside in `beforeEach` and restore it in `afterEach`. Verified by seeding a global file before the suite: 5 failures before, 9/9 pass after.
