feat: telemetry for the workspace link lifecycle, usage, engine and starter - #1513
Link lifecycle:workspace_linked, workspace_unlinked, workspace_switched, workspace_link_failed (reason class) and workspace_created, on the API's answer. Failed workspace calls report workspace_api_error, or workspace_auth_expired on a 401, with the endpoint masked. A status the caller handles as an answer (a lookup's or unlink's 404) is not a failure and reports nothing, and GET /users/me is not a workspace call.
Usage: the contract's rows name the turn's workspace_id, never stamped ambiently. Skills gain a workspace source, memory injection a workspace scope and block count, workspace MCP calls via_workspace, and session end the use counters. New: starter_shown, workspace_memory_contributed and workspace_sync_failed.
Engine:workspace_engine_attach on each changed attach outcome, workspace_engine_install_prompt from shown to installed or declined, workspace_engine_precedence on a changed snapshot, workspace_engine_redirect on a refused datamate call, and workspace_engine_error.
Starter:starter_action_picked for each pick in the TUI starter, never the prompt text.
Docs: the telemetry reference lists every new event, the client property, workspace_id on existing rows, and how endpoint is masked.
Sign-in link: when Config.get() cannot run, cli_context reads the opt-out from the config files and leaves out machine_id when it is set or cannot be read.
Merge order:#1501 has merged, and main is merged into this branch. The config-file reader now comes from main. The one conflict, in the telemetry module's session block, is resolved in that merge.
No tracker awaits the network or throws into its caller.
Why
Nothing recorded that a project was linked, whether the workspace was used, whether its engine was there, or what the user did with the starter. These are the funnel stages from link to value.
How did you verify your code works?
New suites per part against stubbed backends: lifecycle and failure classes, masking, turn-scoped ids and counters, engine outcomes and dedupes, the starter's workspace join.
Head: typecheck clean, workspace and telemetry suites pass. The full suite fails only tests that fail the same way on the previous head (MCP headers and HttpApi, write permissions, trace pruning: local environment).
Fixed-size rows per event, and fewer rows than before: an unlinked project's lookups no longer send a row. No model calls, queries or cloud resources grow with user data.
Checklist
I have tested my changes locally
I have not included unrelated changes in this PR
I checked for cost side effects (model calls, queries or cloud resources that grow with user data) and described them, or wrote "none"
Publish locally authored project skills to a linked workspace, with ownership and supported-file checks. Existing skills can be updated when they match the workspace and are owned by you.
Workspace setup prompts provide clearer feedback when copying an install command cannot be confirmed.
Bug Fixes
Workspace engine connection failures are handled and reported instead of being silently swallowed.
Telemetry settings are respected when configuration cannot be fully loaded, using the linked project’s settings during browser handoff.
Documentation
Added reference information about workspace-related telemetry events and fields.
Stacked on #1511; review only the commit above it. Review runs against these claims. Report only a reproducible trace that violates a numbered claim; instances of the disclosed residuals are not findings. A round with no claim violation ends review.
Claims
C1workspace_engine_attach is tracked from record() in engine-overlay.ts when attachKey (the directory's account-scoped workspace identity, the credential scope plus the id as the overlay keys it, plus attachSignature: kind; the counts and extension count for an attach; declared for a missing engine; found for a too-old one; the error class for a connect failure) differs from the key last reported for the session; the same key again tracks nothing, and a relink to another workspace with the same-shaped outcome reports again. The retry sentinel (connect-failed: retrying) is transient: it reports nothing and the next settled outcome is compared with the last reported one; a retry whose add throws settles connect-failed with the error. Fields: outcome from the kind; workspace_id from the directory's linked workspace (present but undefined for unbound and disabled, so the session's entry is not stamped onto them; the envelope drops it); available, declared, missing (a count), extensions when present; engine_version on an attach; found_version for engine_too_old; error_class from connectErrorClass for connect_failed; session_id is the recorded session.
C2workspace_engine_error with stage attach is tracked from the overlay's catch (a throw after the binding read: the probe or the entry) and from the turn hook's catch (a throw during the boundary's reconcile), the latter with the session; a binding read that fails is an outcome, not an error row. Every error message passes Telemetry.maskString and is cut at 200 characters.
C3workspace_engine_install_prompt with action shown is tracked by the surface that showed the offer: offerOrNotify for the headless line and for the toast when notify() returned true (with reason, workspace_id when the offer's id is a positive integer, declared or found_version, node_detected and node_major from nodeMajor(), the offered session's id); the TUI dialog from its mount, with surface dialog and the node it detected, whether it was taken in-realm or dispatched over the bus; an attached run (--attach), which prints the offer it reads off the bus in its own process, from that print with surface bus, the offer's fields carried in the event's arguments (encodeOfferDetail, trackPrintedOffer; an event whose fields do not decode reports nothing; no node fields, since a node probe would sit on the dispatch path ahead of the turn boundary). Dispatch alone reports nothing, so an offer the TUI's latch holds back is not shown.
C4 The TUI dialog tracks shown when it renders, accepted on Install, installed when the install succeeds, install_failed plus a workspace_engine_error with stage install when it fails (a reported failure or a rejection thrown past installEngine's result), copied when Copy's write is confirmed by the read-back (confirmedCopy: a writer exists, and the clipboard then holds the command; no writer, an unconfirmed or a failed copy tracks nothing and the warning toast shows the command) and declined on Not now, each with the same offer fields. These rows are tracked in the TUI plugin realm, whose telemetry instance flushes like the server's (its skill_published rows with source tui reach the sink); they carry no session id (R5) and join the server-side rows on workspace_id and launch_id, which the worker inherits from tui.ts.
C5workspace_engine_precedence is tracked from refresh() when the session's signature (precedenceSignature: workspace id, enabled, reason, shadowed types with their capability counts, extension count; plus the shadowed-connection count, the escape hatch and the directory's account-scoped workspace identity from the overlay, so the same id under another account is another workspace) differs from the last one tracked for that session; session_id is the refreshed session; fields: enabled, reason when off, shadowed_types (servedInventory(result).length: the types this session can route through the engine under its rules, the inventory line's count; 0 when disabled), shadowed_connections (countShadowedConnections for an enabled snapshot, the inventory line's count; 0 for a disabled one, without reading the registry), extensions, escape_hatch from escapeHatchOn(), workspace_id from the snapshot's own binding, else the directory's linked workspace passed by refresh() (so a disabled snapshot of a bound session, escape hatch or unattributed, still names its workspace), present and undefined when neither names one (an unbound, unlinked session's row names no workspace; the envelope drops the key). The dedupe map keeps the newest 256 sessions.
C6 A derive() throw in refresh() tracks workspace_engine_error with stage precedence and the refreshed session's id, and still settles the empty derive-failed snapshot, which C5 then reports.
C7workspace_engine_redirect is tracked from refusal() in datamate-manager-gate.ts with tool: "datamate", the refused operation, outcome: "refused", the workspace id and the calling session (the datamate tool threads ctx.sessionID into every refusal); nothing else tracks it.
C8 No tracker awaits the network or throws into its caller: every track* catches, and each hook is a single call at an existing decision point, so the overlay, the offer, the dialog, the precedence derivation and the refusal behave as before.
R2 A datamate call that runs on the engine is an ordinary MCP call (tool_call.via_workspace, feat: usage rows of a linked workspace #1511), not a redirect row; workspace_engine_redirect covers the refusal only.
R3 The dedupes are per process: a session evicted from the precedence map (past 256) reports its snapshot again on its next refresh; the attach dedupe uses the overlay's own session record and follows its eviction.
R4 The dialog's shown does not say whether it was taken in-realm or dispatched over the bus; both render the same dialog. A TUI shows the offer for its directory: the TUI's command dispatch (upstream packages/tui/src/app.tsx) filters the event on the directory and passes only the command's name, and the dialog re-derives the offer from the directory, so every TUI on that directory and server shows the dialog and reports its own shown (a display each), none with the raising session (R5).
R5session_id on the dialog's rows (the offer command carries no session) and on the overlay's own attach-stage error rows comes from the telemetry context (empty in the TUI realm); attach, shown from the offer layer, precedence, precedence-error, turn-hook error and redirect rows carry the session they were recorded for.
Rounds: round 1 on f2bb0a0 found C5 (capabilities summed as connections; fixed in 4c3cf95) and C4 (TUI realm; declined with evidence). Round 2 on 4c3cf95 found C1 (the retry sentinel reported as a connect failure) and C4 (an install rejection unreported), fixed in ab20e9c. Round 3 on ab20e9c found C6 (the precedence error row taking the process-global session), fixed in 0bb8580, which no Codex round has reviewed. The cap of three rounds is spent; no further rounds unless Ralph raises it. Cubic's first pass (on the ready flip) found 9 items: 8 fixed in 82f88d8 (C1, C2, C3, C4, C5, C7, R4, R5 updated above), 1 declined (the dialog's session, as before). 82f88d8 is not Codex-reviewed. Cubic's second pass found the relink dedupe gap and Kilo a dropped session on a create's add; both fixed in a027586, not Codex-reviewed. Cap raised (Ralph, 2026-10-15: more rounds are fine as long as we evaluate why they keep being needed): a further round reviews a027586. Round 4 on a027586 found C1 (the dedupe keyed on the tenant-local id, so the same id under another account was suppressed): the dedupe-key class from the evaluation, fixed in 444bfd6; round 5 reviews it. Round 5 on 444bfd6 found C5 (the precedence dedupe keyed on the tenant-local id), the dedupe-key class again; fixed in c427a1b; round 6 reviews it. Round 6 on c427a1b found C5 (shadowed_types counted every materialised type, not the ones the session's rules let it route), a loose-predicate item; fixed in cd10a15; round 7 reviews it. Round 7 on cd10a15 found C5 (a disabled snapshot's row left to the process context for its workspace), fixed in a8f283a; round 8 reviews it. Round 8 on a8f283a found C1 (an unbound attach row taking the session's workspace from the stamp), fixed in 87721c5; round 9 reviews it. Round 9 on 87721c5 found C4 (copied tracked on the selection, before the read-back confirmed the clipboard: the wrong-lifecycle-point class) and C5 (an unbound precedence row left without the key, so a stamp could name one), both fixed in 589f845, which also sits on #1511's be3b516 where the ambient stamp itself is gone (every row names its workspace or carries none); round 10 reviews it. Round 10 on 589f845 found C3 (an attached run printed the bus offer with no shown row: the surface-ownership class, the server's publish taken as delivery), fixed in f9c1531, where the event carries the offer's fields and the printing process reports; round 11 reviews it. Round 11 on f9c1531 found a second TUI on the same directory and server showing the dialog and reporting its own shown: declined with evidence (each surface that showed the offer reports, C3; the dialog is directory-scoped and carries no session, now stated in R4/R5). Review closed on Ralph's call (2026-10-15): the branch is rebased onto the trimmed #1511 (head bb184e9; its own commits are unchanged); no further rounds, the PR goes to human review. Cubic's full review of bb184e9 (after the rebase) found the node probe awaited on the offer's dispatch path and confirmedCopy confirming without a writer: fixed in 951858d; its precedence-signature item is declined (the signature covers every field the row carries; a change the row cannot show would re-emit an identical row).
Round 12 (2026-10-26) on ead39c6: a scoped confirming round on the cubic fixes made after the closure (951858d before the rebase onto main v0.12.8: no node probe awaited on the offer's dispatch path; copied is not confirmed when there is no clipboard writer). Scoped to that commit against C3 and C4. Round 12 on ead39c6: clean ("Didn't find any major issues", 14:37 UTC). Review complete on the head.

This pull request adds workspace identifiers and per-turn usage tracking to telemetry. It instruments workspace linking, engine, starter, memory, sync, and tool activity. It also passes workspace and turn context through session and tool execution, updates telemetry serialization, and checks configuration state when normal config loading fails.
Changes: Workspace telemetry and attribution
Layer / File(s)
Summary
Telemetry contracts and turn attribution packages/opencode/src/altimate/telemetry/*, packages/opencode/src/session/prompt.ts, packages/opencode/src/tool/*, packages/plugin/src/index.ts, docs/docs/reference/telemetry.md
Telemetry events support workspace fields and per-turn usage counters. Session turns pass workspace and turn context to tools, memory injection, and plugin events. Numeric *_id values serialize as string properties.
Workspace API, link lifecycle, and memory sync packages/opencode/src/altimate/workspace/api-client.ts, packages/opencode/src/altimate/workspace/manage.ts, packages/opencode/src/altimate/workspace/memory-sync.ts, packages/opencode/src/altimate/workspace/sync-state.ts, packages/opencode/test/altimate/workspace/*
API and link operations report masked endpoints and classified failures. Successful create, link, switch, and unlink operations emit lifecycle events. Memory sync retains redacted failure details and reports successful project-block contributions.
Engine and starter events packages/opencode/src/altimate/workspace/{engine-telemetry,engine-overlay,engine-offer,precedence,datamate-manager-gate,starter,starter-telemetry}.ts, packages/opencode/src/plugin/tui/altimate/workspace.tsx, packages/opencode/test/altimate/workspace/*
Engine attach, install-prompt, precedence, error, and redirect events are tracked. Starter display and selection events include workspace identifiers. Clipboard success requires a matching read-back.
Memory, skill, and integration attribution packages/opencode/src/memory/*, packages/opencode/src/altimate/training/store.ts, packages/opencode/src/tool/skill.ts, packages/opencode/src/altimate/workspace/tool-call-telemetry.ts
Workspace memory, managed skills, and eligible integration calls contribute per-turn usage data. Memory and training writes pass their originating session IDs to storage and mirroring.
When normal config loading fails, the CLI checks config-file telemetry state before deciding whether to include the machine ID. Browser handoff supplies the linked project path for that check.

Explanation
Each changed file connects to an active direct issue. Changes checked at head:
[#1508]: link lifecycle and masking in api-client.ts; altimate.ts and browser-handoff.ts for the machine ID hand-off; config-state.ts and config/paths.ts for the opt-out probe.
[#1510]: turn binding in session/prompt.ts, tool/tool.ts, and tool/batch.ts; skill source in tool/skill.ts; memory attribution in memory/prompt.ts, memory/store.ts, and the memory and training tools; sync failure in sync-state.ts; workspace_id on existing rows in skill.ts, skill-ops.tsx, and server.ts.
[#1512]: engine attach, offer, precedence, and error modules; datamate.ts and datamate-manager-gate.ts for redirects; confirmedCopy in workspace.tsx, which feeds the copied install-prompt row.
[#1601]: starter-telemetry.ts and the starter wiring in workspace.tsx.
skill-publish.ts changes only 2 lines (+2/-1) in this PR. The 404 expected-response handling for skill-owner lookups supports the lookup-404 rule in [#1508]. The rest of that file exists at the merge base. Documentation and tests support the listed objectives. No changed file shows a concrete lack of connection to the linked issues.
Full details: Description check
Explanation
The description follows the repository template sections: Issue (Closes lines), Type of change (New feature checked), What does this PR do, How did you verify, Cost side effects, and Checklist. It is detailed and lists the telemetry events, the config opt-out fallback, and follow-ups. Two gaps: the template's Screenshots section is absent, and the Type of change list is not fully marked by the template's own rules. The template's Screenshots section is for UI changes only, and this PR touches TUI install-prompt and starter code, so a screenshot or recording may be expected. The description also contains the phrase 'Generated with Claude Code' and a session link, which the template does not request. The 'How did you verify' section lists test suites and a typecheck but does not name the exact commands run.
Full details: Linked Issues check
Explanation
Most coding requirements are implemented at head 1cbcf2b. Five concrete gaps remain, and none of the six gaps listed in the previous assessment is closed.
[#1508] Implemented: workspace_linked, workspace_unlinked, workspace_switched, workspace_link_failed (reason class), workspace_created, workspace_auth_expired, and workspace_api_error (masked endpoint) in api-client.ts. Config opt-out for the link hand-off is read in altimate.ts and config-state.ts. The track: false probe is in config/paths.ts.
Gap: first_launch does not gain install_source. The event variants and the summary show no change to first_launch. The PR objectives state this residual.
[#1510] Implemented: turn-scoped workspace_id on session events, skill_sourceworkspace, memory scope and workspace_blocks, workspace_memory_contributed, workspace_sync_failed, and the session_end workspace counters.
Gap: no workspace_document_used variant exists in the Telemetry.Event additions.
Gap: session_start has no workspace provision counts for skills, documents, memory blocks, or integrations. Only session_end gains counters.
[#1512] Implemented: workspace_engine_attach, workspace_engine_install_prompt (shown, accepted, copied, declined, installed, install_failed), workspace_engine_precedence, and workspace_engine_error with a masked message.
Gap: attachEvent takes only engineVersion and workspaceId. No attach duration field exists.
Gap: trackEngineError(stage, message, sessionID?) takes no workspace ID, so workspace_engine_error rows omit workspace_id.
Gap: trackRedirect is called only from the refusal path in datamate-manager-gate.ts. Routed datamate calls emit no workspace_engine_redirect row, as the issue requires.
[#1601] Implemented: starter_action_picked in starter-telemetry.ts. It carries action, prompt_index for prompts only, and the positive integer workspace_id, and it omits prompt text. The diff of workspace.tsx confirms the calls in WorkspaceLinkedDialog and WorkspaceStarterDialog. The pick tracks only once the starter is on screen.
Resolution
[#1508] Add install_source (extension, npm, brew, curl, unknown) to the first_launch event type and its emit site. Add a test.
[#1510] Add a workspace_document_used variant with a document ID field. Emit it where a workspace document enters context. Add a test.
[#1510] Add workspace provision counts (skills, documents, memory blocks, integrations) to session_start. Populate them from the bound workspace. Add a test.
[#1512] Add an attach duration field to workspace_engine_attach. Set it at the attach settle point. Add a test.
[#1512] Add a workspaceId parameter to trackEngineError and pass it from each engine error site. Add a test.
[#1512] Emit workspace_engine_redirect for routed datamate calls, with tool, operation, driver kind, and workspace ID. Keep the refusal row. Add a test.

handleCreate receives sessionID and passes it to its initial refusal("create", off, sessionID) check on line 522, but omits sessionID when calling handleAdd(..., "create") on lines 540–543. If the project is linked while createDatamate is in flight, handleAdd's mid-operation refusal checks call refusal("create", ..., undefined) and fall back to the process-global telemetry session ID.

C1. When Config.get() throws, buildCliContext puts no machine_id in cli_context if the config files set telemetry.disabled: true or cannot be read. This holds even when telemetry is enabled in the process.
C2. A 404 answer to the binding lookups (by remote or by path), to unlink, or to the skill-owner lookup emits no workspace_api_error. A GET /users/me call emits no workspace row at all, whatever its outcome.
C3. A 403 answer never emits workspace_auth_expired. It emits workspace_api_error with status: 403. Only a 401 emits workspace_auth_expired.
Residuals (disclosed, not findings)
R1. A 409 recovered by the rebind fallback still emits a workspace_link_failed row, and its workspace_switched row has no from_workspace_id.
R2.starter_shown counts a starter served, not one rendered.
R3.workspace_memory_contributed is one row per block and includes link-time seeding.
R4.workspace_engine_error sends masked text and is not deduped per stage.
R5. The per-turn binding read and precedence counts are not cached.
R6. Workspace tool_call rows send sequence_index: 0 and previous_tool: null.
R7. Rows sent from the TUI main thread carry session_id: "".
R8. Telemetry init itself still treats a throwing Config.get() as enabled on this branch. That fix is in the opt-out PR, which merges first.

Use the tmpdir() fixture for the project directory.
This new test file creates its project directory with mkdtempSync(os.tmpdir()) and removes it in afterEach. This is the legacy pattern. New files under packages/opencode/test/altimate/ should import tmpdir from fixture/fixture.ts and scope the directory to each test with await using. That gives automatic cleanup if a test throws.
Keep beforeEach/afterEach only for the shared state: OPENCODE_CONFIG_CONTENT and the global config files. Then read tmp.path in each test.

Based on learnings: for brand-new test files under packages/opencode/test/altimate/, import tmpdir from fixture/fixture.ts and use await using tmp = await tmpdir() with per-test scoping. Avoid the legacy os.tmpdir() approach combined with beforeEach/afterEach. As per path instructions: "Use await using for automatic cleanup when the variable goes out of scope".

Update the TelemetryConfig.disabledState tests to use the tmpdir fixture with

mkdtempSync-based directory setup and its cleanup from beforeEach/afterEach,
while keeping those hooks for shared environment and global config state.

`buildCliContext` takes the project directory, and the workspace hand-off passes the linked project's path. A project-level opt-out then holds when the command starts elsewhere.

Round 1 was clean on 0908868. cubic then found that buildCliContext read the opt-out from the working directory, not the project the command acts on. 81cab6d passes the project directory, and the workspace hand-off sends the linked project's path.
C1 is now stated as: when Config.get() throws, buildCliContext puts no machine_id in cli_context if the config files of the project the command acts on set telemetry.disabled: true or cannot be read. For the workspace hand-off that project is the linked project's path, and for auth login <url> it is the working directory. This holds even when telemetry is enabled in the process.
C2, C3 and R1–R8 are unchanged from the round 1 log.
R9. Three findings inside the shared config reader (telemetry/config-state.ts and its test) are fixed in the opt-out PR, which owns that file. This branch carries it byte-identical.
@codex review against the numbered claims C1–C3 (C1 as restated in the round 2 log above) and the disclosed residuals R1–R9, at head 81cab6d: report only a reproducible trace that violates a numbered claim. Instances of the disclosed residuals are not findings. A round with no claim violation ends review.

Do not treat file-only configuration as effective telemetry consent.
When Config.get() fails during a no-Instance handoff, disabledState(directory) can report "enabled" despite an opt-out in remote or account configuration. Telemetry.init() also proceeds when its own Config.get() fails. If a telemetry sink is available, it can enable telemetry, allowing buildCliContext to include the machine ID. Omit the ID unless the effective opt-out is established, or include the remaining applicable sources in that decision.

Declining for this PR. Haider's finding was an opt-out in a config file. The reader now honours every file source, in the order Config merges them.
Failing closed on every Config.get() throw would strip attribution from the create-and-link hand-off for everyone again, which is the regression this PR fixed. Remote and account config are network-only sources, and nothing sets an org-level telemetry.disabled through them today.
If an org-level opt-out through account or remote config becomes a real case, it belongs in the reader of the opt-out PR (#1501), as a follow-up covering both the sign-in context and telemetry init. It is listed as a follow-up in the PR description and as residual R10 in the review log.
The reason will be displayed to describe this comment to others. Learn more.
@ralphstodomingo Understood. My finding describes a conditional gap, not a demonstrated org-level opt-out bypass in current use. Requiring every Config.get() failure to omit the machine ID would also undo the attribution fix.
I accept deferring remote and account opt-out handling to the #1501 follow-up, covering both buildCliContext and telemetry initialization. I won’t press for that change in this PR.
Would you like a separate follow-up issue, or is the existing R10 entry sufficient?

Learning: The pre-existing config-only telemetry opt-out cold-start gap occurs when `packages/opencode/src/altimate/telemetry/index.ts::doInit` runs before `Instance.provide()` makes `Config.get()` available. The configuration catch path can mint a machine ID despite `telemetry.disabled`. This is documented by `FIXME(telemetry-init-config-opt-out)` in `packages/opencode/src/cli/welcome.ts` and tracked in GitHub issue #1087.

Learning: In `packages/opencode`, telemetry opt-out uses both `ALTIMATE_TELEMETRY_DISABLED` and `OPENCODE_DISABLE_TELEMETRY`. `packages/opencode/src/altimate/plugin/altimate.ts::buildCliContext` and `packages/opencode/src/altimate/telemetry/index.ts::doInit` must preserve the `Flag.truthyEnv(primary) || Flag.truthyEnv(fallback)` gate. The telemetry opt-out tests snapshot and restore both environment variables and use source anchors because full initialization requires Config, machine-ID, and telemetry-sink dependencies.
The probe parses with `track: false`, so reading a config that uses env interpolation queues no `config_env_interpolation` row. Its tests set aside every global config source and both inline-config variables.

R10. When Config.get() throws, the sign-in context's opt-out comes from config files only, read in Config's merge order. Remote and account config are network-only sources, and nothing sets an org-level telemetry.disabled through them today. An org-level opt-out there, if it becomes a real case, belongs in the opt-out PR's reader as a follow-up for both the sign-in context and telemetry init. Failing closed on every throw would strip attribution from the create-and-link hand-off for everyone.
Claims C1–C3 (C1 as restated in round 2) and R1–R9 are unchanged.
Each source is parsed with missing `{file:}` references as errors and validated by the loader's own schema step (`validateLoaded`); any failure makes the read unreadable.

@codex review against the numbered claims C1–C3 (C1 as restated in the round 2 log) and the disclosed residuals R1–R10 in the review-log comments above, at head ea3fcc7: report only a reproducible trace that violates a numbered claim. Instances of the disclosed residuals are not findings. A round with no claim violation ends review.
The three earlier majors are fixed, and each new regression test fails when its fix is reverted (config-file opt-out with Config.get() throwing, lookup/unlink 404 and whoami reporting nothing, 403 as an API error, the hand-off reading the linked project's config, the probe's schema validation). The deferred minors (recovered 409 rows, starter_shown as served, per-block workspace_memory_contributed, masked workspace_engine_error text, per-turn local work) keep reasons that hold, and the docs now define each of them. The six changed suites pass at the head.
Three new minors, none blocking:
workspace_auth_expired on 403 (api-client.ts): the shared event contract still says 401 or 403; the CLI now sends 403 as workspace_api_error with its status. Not blocking: contract-side wording, and the status is on the row.
generation rows without workspace_id (telemetry.md list): the contract says this PR adds it; the code and this PR's docs leave generation out. Not blocking: no dashboard query reads it, and the fix is a contract edit or a small follow-up.
Skill publish's recovered 404/403/409 still report workspace_api_error (skill-publish.ts): the same "an answer is not a failure" rule applied to the owner lookup is not applied to the publish flow. Not blocking: rare explicit action; safe in a follow-up.
Nits and the status of every earlier finding are in a separate comment. Merge after #1501, as planned.
The reason will be displayed to describe this comment to others. Learn more.
Minor — the event contract still says 401 or 403 for workspace_auth_expired
This split (401 only; 403 → workspace_api_error with status: 403) is what the previous review asked for and the docs now say so. But the shared contract in AltimateAI/altimate-code-analytics#22 (its current head) still defines workspace_auth_expired as "401 or 403" and names this PR's previous head; the extension follows that text. A dashboard that reads only workspace_auth_expired undercounts CLI 403s unless it also reads workspace_api_error with status 403.
Suggestion: update the contract row there (401 → workspace_auth_expired; 403 → workspace_api_error with status) and the head it names. No code change here.
Non-blocking: contract-side wording; the status is on the row.
Other rows gain workspace fields in a linked project:
- Every event carries `client: "altimate-code"`, which names the product that sent it. `source` still says how the CLI was launched.
- Rows of a turn in a linked project carry that project's `workspace_id`: `session_start`, `session_end`, `first_prompt_sent`, `first_job_completed`, `skill_used`, `skill_published`, `memory_injection`, `agent_outcome`, `task_classified`, `task_outcome_signal`, `tool_chain_outcome`, `core_failure`, `error_fingerprint`, `plan_revision`, `sql_quality` and `tool_call`.
The reason will be displayed to describe this comment to others. Learn more.
Minor — the contract says generation gains workspace_id; this list (and the code) leave it out
The contract in AltimateAI/altimate-code-analytics#22 says this PR "also adds workspace_id to generation, agent_outcome, plan_revision, ...". Every other row in that sentence has workspace_id? in its type and is stamped from the turn's binding (...turnWorkspace in session/prompt.ts); generation (type at telemetry/index.ts ~271, emitted in session/processor.ts ~1053) has neither. This list is right about the code, so the contract sentence is the stale side.
Suggestion: either stamp the turn's workspace on the generation row (thread the turn binding into the processor's emit) or drop generation from the contract sentence. Either way, make the two agree.
Non-blocking: the analytics funnel reads generation only by machine_id, so no query or client depends on it; a contract edit or a small follow-up.
The reason will be displayed to describe this comment to others. Learn more.
Minor — the publish flow's recovered answers still report workspace_api_error
This applies the PR's rule ("a status the caller handles as an answer is not a failure") to the owner lookup, but not to the publish flow below: the update path's 404 ("skill gone, create again") and 403 ("someone else's id, create our own"), and the create path's 409 under --replace (adopt the user's own same-name skill), are recovered answers that still emit a workspace_api_error row each.
Suggestion: expectedStatuses: [403, 404] on the update call and [409] on the create call when replace is set.
Non-blocking: rare explicit-action path; safe in a follow-up.
Consensus re-review at head ea3fcc7: findings that are not on a diff line, plus nits. These go with the approval above.
Earlier findings
M1 (config-only opt-out ignored on the hand-off): fixed. buildCliContext reads the opt-out from the config files when Config.get() throws, in the loader's order and with its schema step, and omits machine_id on "disabled" or "unreadable"; the hand-off passes the linked project's path. The disclosed residual (remote/account sources not read; init on this branch still treats a throwing Config.get() as enabled) belongs to feat: carry the signed-in user and tenant on telemetry, and send a final event on opt-out #1501 and has no live case today. One panel member prefers "partly fixed" for that residual; the finding as filed is fixed.
M2 (workspace_api_error on not-linked lookups, unlink 404, /users/me): fixed via expectedStatuses and reportErrors: false; tests pin zero rows for those answers and a row for an undeclared status of the same call.
M3 (docs): fixed. Every claim in the new "Workspace events" section checked against the code holds (install-prompt Node fields, the 200-character cap, sync-failed once per flip, skill_published carrying workspace_id).
m2 (403 as expired auth): fixed. m1, m3, m4, m5, m6: deferred with reasons that hold (edge path with pinned rows; "served" defined in the docs; per-write block_count documented; masked and capped text documented; local bounded work).
Nits from the previous round: dead context workspaceId, the error-branch turn, and the knowledge enum are fixed; sequence_index/previous_tool and the TUI session_id: "" are reasonable follow-ups.
Requested tests: all four added. Each fails with its fix reverted: the opt-out probe bypass (3 fail), reporting every non-2xx (3), 403 as expired (1), the hand-off directory (1), the probe without schema validation (3), whoami reporting (1).
buildCliContext now reads every config file on the hand-off and auth login paths. Local disk only, once per hand-off; not a hot path.
endpointOf("GET", "/users", "/me") now yields GET /:id/:id. Cosmetic: whoami never reports, and no other caller uses /users.
workspaceIdIn(opts.body) assumes any request body with datamate_id is a workspace call; true for every current caller. A comment would pin the assumption.
trackAttach returns false for both "duplicate" and "error". Same behaviour either way; a comment or a tristate would make it explicit.
Brings in the merged sign-in identity and opt-out work. The shared
config-state reader and the config loader take main's version; the
telemetry module keeps both the per-turn workspace-use counters and the
identity refresh and opt-out send, with `setContext` still returning the
turn generation.

Since the approval at ea3fcc7, the branch merged main (after #1501 landed) and added one test-only commit. Verified:
The one conflict was in packages/opencode/src/altimate/telemetry/index.ts (the session block), not in a test. The hand-resolution (auto-merge tree vs. the merge commit) is confined to that file: the conflict markers removed, the branch's per-turn workspace-use counters and setContext returning the turn generation kept, main's identity refresh and opt-out send kept. Callers in session/prompt.ts match. Nothing outside the conflicted region was hand-edited.
The PR's own diff against its base is unchanged (range-diff: every original commit identical) apart from the shared config-reader files, which now come from main byte-identical and so drop out of the diff.
The follow-up commit is the minimal fix for the test that stopped type-checking once the event union gained a row without session_id.
Typecheck is clean; every test file the PR touches plus the telemetry test directory pass on the new main; CI is green on the head.
Combined with #1501, the opt-out is read the same way in telemetry init and in the sign-in context, and both fail closed.
Three minors carried over from the approval, none blocking:
workspace_auth_expired on 403 (api-client.ts): the shared event contract still says 401 or 403 while the CLI sends 403 as workspace_api_error with its status. Not blocking: contract-side wording, and the status is on the row.
generation rows without workspace_id (telemetry.md list): the contract says this PR adds it; the code and this PR's docs leave generation out. Not blocking: no dashboard query reads it; a contract edit or a small follow-up.
Skill publish's recovered 404/403/409 still report workspace_api_error (skill-publish.ts): the "an answer is not a failure" rule is applied to the owner lookup but not to the publish flow. Not blocking: rare explicit action; safe in a follow-up.
The status of every earlier finding and the nits are in a separate comment.

Minor (carried over, still open) — the event contract still says 401 or 403 for workspace_auth_expired
Unchanged since the approval: this sends 401 only, and 403 goes to workspace_api_error with status: 403, as asked. The shared contract (AltimateAI/altimate-code-analytics#22, now merged) still defines workspace_auth_expired as "401 or 403". A dashboard that reads only workspace_auth_expired undercounts CLI 403s unless it also reads workspace_api_error with status 403.
Suggestion: a follow-up contract change (401 → workspace_auth_expired; 403 → workspace_api_error with status). No code change here.
Non-blocking: contract-side wording; the status is on the row.

Minor (carried over, still open) — the contract says generation gains workspace_id; this list and the code leave it out
Unchanged since the approval: the generation event type and its emit in session/processor.ts carry no workspace_id, and this list is right about that. The contract sentence in AltimateAI/altimate-code-analytics#22 (now merged) is the stale side.

The merge
Author commits since the approval: the merge of main (0298ce93ad) and one test-only commit (5718138f36).
git merge-tree --write-tree ea3fcc7f21 a1fefe9fd7 conflicts in one file, src/altimate/telemetry/index.ts (the session block), as the description's merge-order paragraph says. The diff between that auto-merge tree and the merge commit is 2 insertions and 6 deletions in that file only: the markers and main's setContext(opts) { line removed, the branch's setContext(...): number kept after main's identity block. Both sides are whole: noteWorkspaceUse, workspaceUseOf, clearWorkspaceUse, endSession(sessionId, turn) and resolveIdentity, refreshIdentity, recordOptOut.
PR-own diff before (011b742..ea3fcc7) vs after (a1fefe9..5718138): identical apart from the shared reader files now coming from main (telemetry/config-state.ts, its test, validateLoaded in config/config.ts, parseText({ track }) in config/paths.ts; the head's copies equal main's), the Telemetry import in plugin/altimate.ts that feat: carry the signed-in user and tenant on telemetry, and send a final event on opt-out #1501 also added, hunk-offset shifts, and the one-line test change. range-diff shows all 58 original commits unchanged.
The follow-up commit reads the starter row's session_id through objectContaining, since the Event union now has a row without session_id. Same assertion.
bun run typecheck in packages/opencode: 0 errors. The 22 test files the PR touches plus the 4 others in test/altimate/telemetry (26 files, including feat: carry the signed-in user and tenant on telemetry, and send a final event on opt-out #1501's identity, opt-out and config-state suites): 0 failures. CI on the head: Typecheck, TypeScript, Marker Guard, Tracker Leaks and Cold-start Config Regression pass.
Combined behaviour with feat: carry the signed-in user and tenant on telemetry, and send a final event on opt-out #1501: telemetry init reads the opt-out through the shared reader when Config.get() throws ("disabled" turns telemetry off; "unreadable" blocks identity resolution), and buildCliContext does the same for the project the command acts on and omits machine_id on "disabled" or "unreadable". Both fail closed. The signed-in user_id/tenant stamp applies to workspace rows as the merged docs say; the opt-out final event carries no identity and does not touch the session counters.
Earlier findings
M1 (config-only opt-out ignored on the hand-off): fixed. The earlier residual (init treating a throwing Config.get() as enabled) is now closed by feat: carry the signed-in user and tenant on telemetry, and send a final event on opt-out #1501 in main. The remaining disclosed residual (remote and account config sources are not read) is unchanged and still has no live case; one panel member prefers "partly fixed" for it.
M2 (workspace_api_error on not-linked lookups, unlink 404, /users/me): fixed, unchanged since the approval.
m2 (403 as expired auth): fixed. m1, m3, m4, m5, m6: deferred with reasons that still hold; none made worse by the merge.
The three minors from the approval (contract says 401 or 403; contract says generation gains workspace_id; publish flow's recovered answers reported as errors): still open on the code side, unchanged, still non-blocking. The contract PR has since merged with the stale rows, so the first two are now a follow-up contract change.
Earlier nits (sequence_index/previous_tool on workspace tool_call rows, session_id: "" from the TUI main thread, GET /users/me masked as GET /:id/:id, the workspaceIdIn assumption, the trackAttach boolean): unchanged.
buildCliContext reads the opt-out for the project passed to it, while the first Telemetry.init() in the process reads the middleware's directory; on the hand-off path the two can differ, but only in the fail-closed direction. A comment would pin that.

Follow-ups
Config.get()cannot run, the sign-in context reads config files only. If that becomes a real case, the fix belongs in feat: carry the signed-in user and tenant on telemetry, and send a final event on opt-out #1501's reader, for both the sign-in context and telemetry init.parseConfigSourcerefactor would be a follow-up to feat: carry the signed-in user and tenant on telemetry, and send a final event on opt-out #1501.Cost side effects
Fixed-size rows per event, and fewer rows than before: an unlinked project's lookups no longer send a row. No model calls, queries or cloud resources grow with user data.
