ci(release): publish multi-arch amd64+arm64 images from native runners - #144
Conversation
Measure QEMU-on-ubuntu-latest vs native ubuntu-24.04-arm before committing release.yml to multi-arch; numbers decide the path. Co-Authored-By: Soren <soren@agents.flopbut.local> Co-Authored-By: Cursor Composer 2.5 <noreply@cursor.com>
📝 Walkthrough
Pre-merge checks ·
|
Native ubuntu-24.04-arm built the image in ~47s; QEMU on ubuntu-latest was already several times slower and still running, so release.yml splits amd64/arm64 across native runners and merges the manifest. PR builds publish a throwaway pr-<n> tag to prove pull works before a release is cut. Co-Authored-By: Soren <soren@agents.flopbut.local> Co-Authored-By: Cursor Composer 2.5 <noreply@cursor.com>
Co-Authored-By: Soren <soren@agents.flopbut.local> Co-Authored-By: Cursor Composer 2.5 <noreply@cursor.com>
Native vs QEMU numbers are in ADR-0003; multiarch-image.yml is the ongoing PR gate. QEMU was cancelled after ~11 minutes still building. Co-Authored-By: Soren <soren@agents.flopbut.local> Co-Authored-By: Cursor Composer 2.5 <noreply@cursor.com>
Fork PRs cannot write packages with GITHUB_TOKEN, so the multi-arch gate skips rather than red-X outside contributors. Release images now label org.opencontainers.image.revision with the prepare commit that was actually built, not workflow_dispatch github.sha. Co-Authored-By: Soren <soren@agents.flopbut.local> Co-Authored-By: Cursor Composer 2.5 <noreply@cursor.com>
The release flow now ends in a `merge` job that has no `actions/checkout`, and gh resolves the repository from a git remote - it does not read GITHUB_REPOSITORY. Without this the tag, the changelog commit and all image tags land and only the GitHub Release step fails. 🎯 Functional Correctness | 🟡 Minor | ⚡ Quick win
Trigger the build when .dockerignore changes.
If a PR adds or changes .dockerignore without changing a listed path, this workflow does not run. .dockerignore controls which files reach the Docker build context, so that PR can change the release image build without this gate. Add .dockerignore to pull_request.paths. (docs.docker.com)

Build fork pull requests without publishing them.
For a fork pull request, this condition skips both architecture builds. The fork therefore receives no image-build check. Keep GHCR login, digest push, and manifest publication restricted to trusted runs, but run a no-push build for forks with their read-only token. GitHub documents that fork PR tokens have restricted write access. (docs.github.com)

Prevent older runs from replacing a newer PR image.
If two runs for the same PR overlap, both publish pr-${{ github.event.number }}. An older run that finishes last can leave that tag pointing to an earlier commit, so a pull verifies the wrong image. Add workflow-level concurrency keyed by PR number and cancel the older run; use a separate key for manual runs. GitHub allows workflow runs to overlap unless concurrency is configured. Publish the documented v-prefixed image tags.
For a prepared tag such as v0.4.0, these patterns produce 0.4.0 and 0.4, not the documented v0.4.0 and v0.4. A pull using either documented tag will fail after the release. Add the prefixed tags to the manifest metadata. Retain the unprefixed tags if existing users rely on them. (github.com)

Give gh release create a repository.
The new merge job has no checkout, and the release step sets GH_TOKEN but not GH_REPO. GitHub CLI therefore cannot identify the repository. The image tags can be published before this step fails, leaving the release workflow incomplete. Set GH_REPO to ${{ github.repository }} or pass --repo explicitly. (cli.github.com)

| ### Image platforms | ||
|
|
||
| The published image must be pullable on both amd64 hosts and arm64 hosts (Apple Silicon production, Raspberry Pi restore drills). A single `platforms: linux/amd64,linux/arm64` build on `ubuntu-latest` would compile DuckDB through cgo under QEMU; measured on 2026-10-12 that path is the expensive one (see Consequences). Instead `release.yml` builds each architecture on a **native** hosted runner (`ubuntu-latest` + `ubuntu-24.04-arm`), pushes by digest, and merges a manifest list. Native arm64 on the hosted runner was ~47s for a coldish image build; that is cheap enough to keep on every release. `multiarch-image.yml` exercises the same two native builds on PRs that touch the image path, without pushing. |

🎯 Functional Correctness | 🟡 Minor | ⚡ Quick win
Correct the PR publication policy.
multiarch-image.yml pushes image digests and a pr-<n> manifest for eligible same-repository PRs. Fork PRs skip the build. Replace “without pushing” with that distinction so operators know when a PR publishes to GHCR. (raw.githubusercontent.com)
