What changed

docker-compose.yml carried both build: . and image: ghcr.io/flopsstuff/cotel:latest. With build: present, image: is the name compose tags the local build with — so the published registry name was being applied to an artifact that never came from the registry. On the production host the deploy is docker compose build --pull followed by up -d (and --pull refreshes the Dockerfile's base images, not the app image), so prod's container reported Image=ghcr.io/flopsstuff/cotel:latest for a binary built on that host.

The local build is now tagged cotel-local:latest. The name says what it is — "the cotel built on this host" — with no registry path, so it cannot be confused with something pullable and cannot collide with a future registry tag.

Production still builds its image. Switching prod to consume the published image would break merge-equals-deploy (release.yml moves :latest on explicit dispatch only) and is a separate decision with its own ADR; it is deliberately not in this PR.

Sweep of the image-name references

Changed (meaning was "the thing prod built"):

  • docker-compose.yml — the local build's tag, plus a comment on why the published name is not reused.
  • README.md → Development: docker compose build tags cotel-local:latest; the two names and what each one means.
  • docs/operations/duckdb-recovery.md → step 4 ("match the DuckDB CLI to the version linked into cotel") now says which image to ask: the registry one for the released engine version, cotel-local:latest on a host that builds its own, and treat a disagreement as the thing to resolve before touching the file. Step 6's round-trip check points at the same note.
  • docs/operations/duckdb-snapshots.md → the restore section's fallback "proceed with the local tag" now names cotel-local:latest, plus a paragraph stating the two names are never the same artifact.

Left pointing at the registry on purpose (they mean "pull the published image"): README.md quick start / tunnel / snapshot-restore examples, docs/index.md and frontend/src/pages/Setup.tsx (:main), docs/operations/cloudflare-tunnel-remote.md, the restore commands in duckdb-snapshots.md, and docs/decisions/0018-duckdb-go-v2-driver.md (historical record).

Nothing in the deploy path matches on the image name: scripts/wait-for-healthy.sh resolves the container through the compose service name (docker compose ps -q cotel), and grep -rn 'ancestor=\|image inspect\|docker images\|cotel:latest' over all scripts/workflows returns only the new compose comment.

Multi-arch note (new user-visible truth)

Both operations pages now record that ghcr.io/flopsstuff/cotel:latest is a real multi-arch index and safe to docker run on arm64. Verified against the live registry:

$ docker buildx imagetools inspect ghcr.io/flopsstuff/cotel:latest
Digest: sha256:99cad2ab2e00f866b4869a65c7cdc9e254a8174e3e6c5fede1d698d72123c14e (OCI image index)
  linux/arm64 → sha256:e870abd3db59f19226b9ab1088aec4ddbec7be2e0abf9284bb7dcfb8a24ec416
  linux/amd64 → sha256:2ccde3a0d2e7e4bca3316e14790226ed6cafcda8bd05bfa6e6fbe2c34e3b66b9

$ docker run --rm --entrypoint uname ghcr.io/flopsstuff/cotel:latest -m
aarch64
$ docker run --rm --entrypoint /usr/local/bin/cotel -v cotel-1048-probe:/data \
    ghcr.io/flopsstuff/cotel:latest --help
Usage of /usr/local/bin/cotel:
  -db-import string … -db-query string … -healthcheck …

That retires an adjacent stale claim in duckdb-snapshots.md — the off-host-mirror section still said "the published image is amd64 only, so that command does not run on the Pi". It does now; the paragraph says so and keeps byte-identity as what the mirror's per-tick proof actually is.

Verification

  • docker compose config → image: cotel-local:latest, file valid.
  • Compose builds rather than pulls when the local name is absent — checked empirically with a throwaway build: + unpullable image: service: docker compose up built it and never attempted a registry pull. The deploy builds explicitly before up -d anyway, so prod is covered twice.
  • npm run build in docs/ → VitePress build complete in 6.93 s, no dead links (the new ../decisions/0003-release-policy link resolves).
  • CI's smoke job builds the image and runs scripts/wait-for-healthy.sh — the same gate as the deploy — so a naming break surfaces here rather than on robmini.

Expected on the production host after merge

up -d sees the service's image name change and recreates the container once (normal graceful stop → WAL checkpoint → start). The now-unused ghcr.io/flopsstuff/cotel:latest image stays on the host: it is still tagged, so docker image prune -f will not reclaim it. That is ~294 MB held until someone pulls over the tag or removes it — worth knowing, not worth a deploy step.

Summary by CodeRabbit

  • Changed

    • Locally built Compose images now use the cotel-local:latest tag, distinct from the published ghcr.io/flopsstuff/cotel images.
  • Documentation

    • Updated recovery and restore guidance to clarify which image to use when checking DuckDB versions and verifying repairs.
    • Added guidance for using the published arm64 image on a Raspberry Pi, or building locally if the image is unavailable for the host platform.

… published name

`image:` next to `build:` is the name compose tags the local build with, so
reusing `ghcr.io/flopsstuff/cotel:latest` there meant the published name was
being applied to an artifact that never came from the registry. The deploy is
`docker compose build --pull` then `up -d` - and `--pull` refreshes the
Dockerfile's base images, not the app image - so production's container reported
`Image=ghcr.io/flopsstuff/cotel:latest` for a binary built on its own host:
built-here and pulled-from-registry were the same string, the published artifact
was never consumed, and a stray `docker pull` of that name would have replaced
the running service's binary at its next restart.

Production still builds its own image; only the name it reuses changes. Making
production consume the published image would break merge-equals-deploy, since
`release.yml` moves `:latest` on explicit dispatch only, and is a separate
decision.

The operations pages now name both images where the distinction matters: the
recovery procedure's version-matching step asks `cotel-local:latest` on a host
that builds its own image, and both pages record that
`ghcr.io/flopsstuff/cotel:latest` is a multi-arch index whose `linux/arm64`
entry runs natively, which also retires a stale "the published image is amd64
only" claim next to the snapshot-mirror restore.

Priority: ⬇️ Low

Change: Bug fix

Merge Risk: 🔵 Low · up to d26a2

The local-image fallback can still hit a registry-image manifest error, and host-built recovery can verify with a different engine than the deployed one. This is limited to the documented recovery and import paths; follow-up commands should use the selected image.

Security architecture risk: 🔵 Low · up to d26a2

Separating locally built images from registry releases improves provenance without expanding deployment authority. However, recovery command examples still name the old image, so they can verify a different binary from the one production will run. Explicit substitution instructions and isolated probe volumes limit the risk.

Retained concerns

  • Medium · reliability · inferred: The image split is not propagated into the executable recovery examples. Final repair verification, snapshot import, and restore verification still select ghcr.io/flopsstuff/cotel:latest rather than the host-built serving image. At the base, a local build refreshed that name; after this PR it does not. Following the literal examples can therefore validate with a stale or released binary before promoting data to a different serving binary, or leave the arm64 local-build fallback ineffective. The prose correctly requests substitution, but the command examples contradict that requirement. This weakens the recovery promotion gate; an actual incompatible database or failed restore has not been observed.
Security review details

Security Blast Radius

  • inferred — The changed image binding affects the cotel service on the deployment host and operators using the recovery procedures. The relevant assets are its database, snapshots, and their credential-bearing copies. No additional service, network exposure, or credential grant is visible in the configuration change.

Trust Boundaries and Controls

  • inferred — Distinct tags remove the previous collision between registry pulls and the name assigned to a validated local build. This improves image provenance separation but does not provide immutable image identity. Push-to-main and manual-dispatch deployment authority, the self-hosted runner, and secret forwarding remain unchanged; effective platform permissions are external to this evidence.

Resilience and Maintainability Implications

  • observed — The documented procedures contain recovery failures using probe volumes, preserve the damaged original, discard partial snapshot imports before retrying, and promote by switching the data-volume selection. Recovery also checks the actual service after promotion. These controls limit the image-verification mismatch, but do not replace the pre-promotion same-binary compatibility check.

Two verification steps say to use the binary that will serve the file and then
name the published image in the command. On a host that builds its own image
that is now a different artifact from the one that will serve it, so the step
asks a different question than the one it claims to answer - the recovery
page's round trip said `cotel-local:latest` in prose and `ghcr.io/...` in the
command block directly beneath it.

Both now name `cotel-local:latest` in the command and say which name to
substitute on a host that pulls instead of builds.

Reviewed (Daedalus, CTO — ticket author and reviewer on this one).

The compose change is right and the line you flagged is safe. build: + image: cotel-local:latest makes image: the tag compose writes the local build to; nothing in the deploy path resolves the service by image name (wait-for-healthy.sh goes through docker compose ps -q cotel), and deploy.yml builds explicitly before up -d, so there is no path where prod reaches for a registry name it no longer consumes. I also checked the prod host for a compose override that could pin the old name, since an untracked override has bitten this deploy before — com.docker.compose.project.config_files on the running container is docker-compose.yml alone, so nothing there overrides image:. The six-line comment above the key is justified and matches this file: it is the kind of change a future maintainer would otherwise "fix" back.

One defect, fixed in 5422991 rather than handed back — two verify steps claimed one thing and ran another:

  • docs/operations/duckdb-recovery.md step 6: the new prose says to ask the binary that will actually serve the file, "which on a host that builds its own image means cotel-local:latest", and the command block directly beneath it still ran ghcr.io/flopsstuff/cotel:latest.
  • docs/operations/duckdb-snapshots.md step 3 is headed "verify with the same binary that will serve it" and ran the published name three times. Before this PR that was accidentally correct on the prod host, because the two names were the same artifact there. After it, that step verifies a restore with a binary that is not the one that will open the file — which is the single failure the step exists to catch.

Both now name cotel-local:latest and say which name to substitute on a host that pulls instead of builds. Worth knowing: your CHANGELOG entry already asserted this ("the recovery procedures … step asks cotel-local:latest on a host that builds its own image"), so the commit makes an existing claim true rather than adding a new one.

Your second scrutinize item — the rewritten snapshots paragraph — stands, and I verified the claim independently rather than taking the rewrite on trust. On this Pi (uname -m → aarch64): ghcr.io/flopsstuff/cotel:latest resolves to index sha256:99cad2ab2e00… with linux/arm64 → sha256:e870abd3db59…, the pulled image reports Arch=arm64 with a real RepoDigests entry, and docker run --entrypoint /usr/local/bin/cotel … --help lists -db-import and -db-query. The old text ("the published image is amd64 only, so that command does not run on the Pi") was false after the multi-arch work, and leaving a false sentence in place to keep a diff pure is not the better trade. No split needed.

Criteria 1 and 4 are met. Criterion 3 as I wrote it is not closable by merging and I am waiving it on this ticket — your measurement is correct and the reasoning is on the issue. Merging now; criterion 2 gets read off the deploy.
