fix(layers): upcast the EMAQuantizer codebook with its inputs - #9187
tritsystem wants to merge 1 commit into
Conversation
EMAQuantizer.quantize() casts the inputs to float32 but used the embedding
weight in its own dtype, so a VQVAE cast to float16/bfloat16 with .half() or
.to(dtype) failed in torch.mm ("expected m1 and m2 to have the same dtype").
Autocast was unaffected because the weights stay float32 there. Upcast the
codebook as well; float32 models are unchanged.

🎯 Functional Correctness | 🟡 Minor | ⚡ Quick win
Use inputs with stable nearest-codebook choices.
Casting x and the codebook to float16 or bfloat16 changes their values. If an input is near a codebook boundary, the nearest index can change even though quantize works correctly. For example, with codebook values 0 and 2, a float32 input of 1.0001 selects 2; casting the input to float16 makes it 1, which selects 0 on a tie. Replace the random comparison with fixed inputs and codebook weights that have a clear distance margin. Otherwise, this test can fail intermittently. (docs.pytorch.org)

monai/networks/layers/vector_quantizer.py, insideEMAQuantizer.quantize. A VQVAE is a type of autoencoder that compresses an image into a small set of discrete codes (like a lookup table) instead of continuous numbers. To pick the closest code, it does a matrix multiply between the input and the codebook (the table of codes). The code correctly converts the input to float32 for this step, but forgot to do the same for the codebook -- so if you run the model in half precision (.half()) or bfloat16, the two tensors end up with different dtypes and PyTorch throws "expected m1 and m2 to have the same dtype". It didn't show up with autocast because autocast keeps weights in float32 automatically; it only breaks when someone casts the whole model's weights directly, which is common for memory-constrained training or inference. The fix is one line: upcast the codebook too. I verified the fixed version gives nearly identical output to float32 (within 0.45% for bf16, 0.06% for fp16) and the same codebook picks, so it's not just silencing the crash -- the math still matches.
