fix(groups): an admin's work dispatch is a board assign, not a round

Fixes #1254

Owner: Dev2
Reviewer: Reviewer
Written-by: Dev-2
Tip SHA: 7591560
Base: 2c02cd1 (current main; rebased onto it, merge base = base)

An admin's @ was the room's control plane. #1254 measured it on the delivery room: 34 of 60 messages from the admin, longest admin run 9 messages, almost all @Dev4 / @Reviewer dispatches with full briefs — while board cards existed and were being updated. The host let every @Dev #1234 rebase and push open a group round for that member, so dispatch stayed chat and the board only recorded what chat had already said.

What changed

core/src/host/work-dispatch.js (new) — workDispatch(text, { callees }) answers only the shape of a dispatch: exactly one named member, an issue/PR id (#1234 or a github.com/<owner>/<repo>/(issues|pull)/<n> link), an imperative within 40 characters of that id (English verbs, or Chinese ones such as 修 / 改 / 推 / 补), and no ? / ?. It strips the @Name from the card text and returns { botId, issue, title, note }. namesIssue(text, issue) is the match the card lookup uses.

core/src/host/groups.js — dispatchOf(room, opener, named, all) adds the room's rules to that shape: a Bot's own post, no @all, not quiet or an event, a room with a board, and the poster is rt.taskLeadOf(room) (the picked lead, else the admin). The relay then writes the assignment and gives the opener no speakers at all, so no member Session is opened in the room and the round reports { replies: [], passed: [] }. The same line posted while a round is already running is handled in showInRound: it adds no round.calls, so the member is not called by the running round either.

core/src/host/tasks.js — rt.assignFromDispatch is the write. It updates the open card that member already holds for that issue (matched on title, note or target) or opens one owned by it, with source: 'conversation' and origin.roomId. The card stays open: the host assigns, and the member claims on its own turn, which is where #1253's claim line is posted in its own voice. The save runs the drive, so the member is woken in its own chat (#1205) — the room opens no part for the line. The line is still in the room log and the card shows on the board.

Never a silent wake (the INC from 6432741943)

  • A card in result-ready or blocked is restarted through the file's own transition(held, 'working', null, { by: 'dispatch', … }) — no new edge, TRANSITIONS already has both. task-drive wakes only open/claimed/working, and a dispatch opens no group part, so the note-only write woke nobody; leaving blocked through the transition also clears waitingFor / inputApprovalIds / approvalId.
  • The held-card lookup no longer filters waitingForInput, so an input-blocked card is reused instead of opening a second card for one issue.
  • held.actors is spread ([...(held.actors ?? [])]): a stored card with no actors no longer throws after the note moved, which groups.js swallowed and left a half-written card.
  • A card write that answers undefined is not a silent drop: the opener's speakers fall back to the ordinary ones (groups.js:824 — dispatch && wrote !== undefined ? [] : …), and a mid-round dispatch falls back to round.calls (groups.js:1162), so the member is called in the round instead of not at all.

What stays a turn

Deliberately unchanged, each with its own case: a question (#1234 which file? and #1234 fix this?), a remark with an imperative nowhere near the id (#1234 looks good to me), two named members, @all, a poster that does not divide the board, and a person's line — @Chief 现在 token 是哪个? still gets the admin's group turn.

The face-to-face room has its own case too, but it is a guard, not a discriminating test: no reversion turns only that case red, because dispatchOf refuses a face-to-face room on its own and the taskLeadOf gate would already leave that line alone. The earlier wording ("each pinned by a case") overstated it; the lead gate is what the knife actually shows.

Red first

core/test/work-dispatch.test.js now has 15 cases: the 9 from the first round, 5 from the second, and 1 for the record() path below. The first 5 of the second round were written before that round's fix, against the tip of the previous round:

not ok 10 - a dispatch restarts a card that is result-ready, so the drive wakes the member (#1254)
not ok 11 - a dispatch reuses a card blocked on an input and restarts it (#1254)
not ok 12 - a stored card with no actors is updated, never half-written (#1254)
not ok 13 - a dispatch whose card write fails still calls the member inside the round (#1254)
not ok 14 - a dispatch whose card write fails still opens the member's turn (#1254)
# pass 9 / # fail 5

This round's case was written first, against c072c8af — a card in result-ready with no actors field, dispatched late, plus the five earlier additions:

not ok 13 - a dispatch restarts a result-ready card that has no actors, without throwing (#1254)
  error: "Cannot read properties of undefined (reading 'push')"
  name: 'TypeError'
  stack: |-
    record (file:///…/core/src/host/tasks.js:218:17)
    transition (file:///…/core/src/host/tasks.js:228:5)
    Object.assignFromDispatch (file:///…/core/src/host/tasks.js:531:9)
# pass 14 / # fail 1

The failure point is record() at core/src/host/tasks.js:218 — the unguarded task.actors.push(…) the restart re-enters — not an assertion in the case. Same command after the fix:

ok 13 - a dispatch restarts a result-ready card that has no actors, without throwing (#1254)
# tests 15
# pass 15
# fail 0

Knives at this base, each reverted before the next, each run with node --import ./test/harness-resolve.mjs --test test/work-dispatch.test.js in core/:

reversion red
held-card restart removed (if (false) around the transition) not ok 10, 11 — the parked card keeps its status and no wake is delivered
held.actors = [...(held.actors ?? []), …] back to held.actors.push(…) not ok 12 — the append throws after the note moved
held.actors ??= [] removed from the held branch not ok 13 — TypeError: Cannot read properties of undefined (reading 'push') at record() (tasks.js:218), reached through the restart
mid-round fallback removed (dispatch written, round.calls never pushed) not ok 14 — the member is never called in the running round
opener fallback removed (speakers = dispatch ? [] : …) not ok 15 — the dispatch writes nothing and the member gets no turn
!waitingForInput(task) back in the held filter not ok 11 — one issue gets two cards

The first round's knives still bite at this base: speakers restored → not ok 2 (expected { replies: [], passed: [] } / actual { replies: [], passed: ["Dev1"] }), assignDispatch a no-op → not ok 2, 3, 9, the taskLeadOf gate removed → not ok 7.

Verification at the tip

TZ=UTC npm run verify on the tip's tree 98ca15f55b5472aa44e79d266181ce1d17e63b3e (local 3951ebf8, pushed as 759156039912c92d6800e2414bfe7b6ff88777d9), base 2c02cd1503eca89be4ca6e718c9ccb56e66edd37 → exit 0:

arch-docs: OK (10 changed file(s))
build-client --check: 0

social 525 / tree 125 / timeline 125 — 0 fail
.github/scripts 509 — 0 fail
interop 37 / live-e2e 24 — 0 fail
ok 10 patches apply cleanly in order; core/ equals ds-bot/ + patches/ds-bot/

core/ is 1861 here against 1855 on 2c02cd1503eca89be4ca6e718c9ccb56e66edd37 — the 6 new cases, and 2c02cd1503eca89be4ca6e718c9ccb56e66edd37 carries #1307's own additions. patches/ds-bot/0012-room-membership.patch was regenerated with node scripts/ds-bot-patches.mjs generate (never hand-edited) because groups.js moved, then check returned three ok; the four mirrors are byte-identical to their sources.

Not run: the smoke bench. It cannot start in this workspace: the harness checkout is mounted read-only here ([EROFS] EROFS: read-only file system on its own _tmp_… file), the same platform reason recorded on #1288, not this diff. Also not run: the live rooms; no connector, model call or network is touched — this change writes task records and room log lines and never calls out.

What this does not do

  • No new chat traffic. The dispatch posts nothing into the room's Session; the post line is already in the log and the card is the assignment.
  • No board planning. It writes the assignee's own card; it does not create an overall task or change who plans the board (Group kanban: one task lead assigns, and that Bot starts the card without a nudge #1182).
  • No change to #1247. The queued-offer path and its wake are untouched.
  • No parser for prose. Only the shapes above convert; everything else keeps the group turn it had.

PR #1312 at 67a4b4a — Test's advisory self-test.

Written-by: Test

Self-test: PASS at 67a4b4a

This is our team's own self-test, not the repository's review: it authorizes no merge. The repository reviewer's judgement is the gate.

Ran: TZ=UTC npm run verify at 67a4b4ae (exit 0) · six shapes and the board-assign idempotence driven through the group_relay tool on my own runtime in a worktree of this tip · three knives, each reverted and restored with git checkout · node scripts/ds-bot-patches.mjs generate then git diff (empty) · node scripts/ds-bot-patches.mjs check (three ok) · cmp of the four mirrors.

The six shapes keep their group turn, driven — none is swallowed. Each ran as one line through group_relay; the round.slots and the opened Sessions are what I read, and every one opened a normal group part with zero cards:

shape line round slots member Session opened
question @Dev1 #1234 which file should I change? Dev1 Dev1
remark @Dev1 #1234 looks good to me Dev1 Dev1
two names @Dev1 @Tester #1234 rebase and push Dev1, Tester Dev1
@all @all #1234 rebase and push Dev1, Tester Dev1
non-lead poster @Dev1 #1234 rebase and push from Tester Dev1 Dev1
face-to-face room @Dev1 #1234 rebase and push Dev1 Dev1

The control dispatch is a card, not a round. @Dev1 #1234 rebase and push from the lead returned { replies: [], passed: [] }, opened no member Session, wrote one card (owner Dev1, status: open, source: conversation), queued one wake in Dev1's own chat, and added exactly one line to the room log (the posted line itself). No chat traffic is posted by the assign.

Idempotence, driven. A second message naming the same issue and member updated the same card (id unchanged, note moved from #1234 rebase and push to #1234 then push the branch, still open, still no member part, still exactly two log lines — nothing re-posted). One message naming the issue twice (@Dev1 #1234 rebase and then #1234 push) wrote one card. The second board write keeps the single wake already queued for that task instead of queueing a second (task-drive's namesTask dedupe), so one subtask, one assignee, one card, no second wake beside an unstarted one.

The red, measured — Dev-1's table reproduces exactly. Each knife reverted only its line and was restored before the next; node --import ./test/harness-resolve.mjs --test test/work-dispatch.test.js:

reversion result red
speaker list dispatch ? [] : … → openingspeakers(…) alone 8/9 not ok 2
assignDispatch made a no-op 6/9 not ok 2, 3, 9
the rt.taskLeadOf(room) === opener.botId gate removed 8/9 not ok 7

Knife 1's failure text is the body's: no group part, no pass either / + passed: [ 'Dev1' ] / - passed: []. Knife 3 fails as condition not reached — no group part opens, which is the defect itself. A whole-file revert (new module absent) would only be an import failure, so the first knife is the measured red and the file at the clean tip is 9/9.

Counts at this tip (tree e03e167be444e546c07d52759c6bb5c80c820341): core 1848/1848, social 525, tree 125, timeline 125, .github/scripts 509, interop 37, live-e2e 24, zero not ok; core lint 70 warnings / 0 errors, plugins 36 / 9 / 2 / 0 errors; arch-docs: OK (10 changed file(s)); ok ds-bot/ = Fei2411/DeepSeek-Bot@2b10c70 (tree 5834c00, v0.1.5), ok 10 patches apply cleanly in order, ok core/ equals ds-bot/ + patches/ds-bot/; build-client --check exit 0 inside the chain.

Mirrors are generator output, not hand-edited. node scripts/ds-bot-patches.mjs generate at the tip leaves git diff empty — including patches/ds-bot/0012-room-membership.patch — and cmp says the three files/ mirrors are byte-identical to core/src/host/tasks.js, core/src/host/work-dispatch.js and core/test/work-dispatch.test.js.

One observation, not a blocker. The question shape is recognised by ? / ? only, so an unpunctuated question with an imperative near the id is read as a dispatch: @Dev1 #1234 can you fix this wrote a card and opened no group part in my drive. That matches the shape the body defines ("no ? / ?"), and the punctuated question above keeps its turn; I record it because a reviewer will type the unpunctuated one.

Head re-read immediately before posting: 67a4b4ae7048a3cb33e0cdbdf84231d54670600c. No live-instance evidence: the service is 0.2.9 and this file is not deployed. Not run: the smoke bench (nothing in the change calls out or starts a service) and the live rooms.

Verdict: INC at 67a4b4a

Attestation: 67a4b4a role=Reviewer

One blocking defect, in one place. The shape, the room gates, the card write for a card that is already open/claimed/working, the mirrors and the generated patches all hold; what does not hold is the card the member already holds in result-ready or blocked — the assignment is written and then nobody is woken.

Blocking — a dispatch onto a result-ready or blocked card is a silent no-op

core/src/host/tasks.js:517-528, with core/src/host/task-drive.js:20,104 and core/src/host/groups.js:824.

openTask is "not accepted/cancelled/failed" (tasks.js:59,370), so a result-ready card and a blocked card are both held by this code: it rewrites note/updatedAt and stops there (tasks.js:523-528). The drive only wakes a card whose status is open, claimed or working (task-drive.js:20, filter at :104), and for a dispatch the relay sets speakers = [] (groups.js:824), so no group part opens either. The line is in the log and the note moved, but the member is never told to do it.

Reproduced in the tip tree with the card seeded before the line, so no earlier wake can mask the count (probe run, then removed):

SEED[open]           cards=1 statuses=["open"]           newWakes=1
SEED[claimed]        cards=1 statuses=["claimed"]        newWakes=1
SEED[working]        cards=1 statuses=["working"]        newWakes=1
SEED[result-ready]   cards=1 statuses=["result-ready"]   newWakes=0   <- dropped
SEED[blocked-dep]    cards=1 statuses=["blocked"]        newWakes=0   <- dropped
SEED[blocked-input]  cards=2 statuses=["blocked","open"]  newWakes=1  <- one card per issue becomes two

Each run: the seeded card already named #1234, the line posted was @Dev1 #1234 then push the branch from the room's lead, and sessions={} in every case. The result-ready and blocked cases are the realistic ones for this team — a member reports its result, the lead answers #1234 … push it, and nothing starts.

Fix, one branch. In tasks.js:523-528, restart the held card from the same transition the rest of the file uses instead of only moving its note:

if (held) {
  if (held.status === 'result-ready' || held.status === 'blocked') {
    transition(held, 'working', null, { by: 'dispatch', ...(by ? { botId: by } : {}) })
  } else {
    held.updatedAt = at
    held.actors = [...held.actors ?? [], { status: held.status, at, by: 'dispatch', ...(by ? { botId: by } : {}) }]
  }
  held.note = text
  await save()
  return view(held)
}

TRANSITIONS already allows result-ready → working and blocked → working (tasks.js:22-33), and transition clears waitingFor / inputApprovalIds / approvalId when it leaves blocked (tasks.js:222-227) — so the same branch also covers the blocked-input row: drop !waitingForInput(task) from the filter at tasks.js:519 and the card is reused instead of a second one being opened for one issue.

Two follow-ups, not conditions of this verdict

  1. held.actors.push(...) at tasks.js:526 assumes actors exists, while view() guards it (tasks.js:289 [...task.actors ?? []]): a stored card without actors throws after note/updatedAt were already mutated and before save(), and the catch in groups.js:1042-1050 swallows it — a half-written card, no drive, no fallback call. Use held.actors = [...held.actors ?? [], {...}].
  2. groups.js:1162 void assignDispatch(...) sets extra.called = true (groups.js:1160-1164) whether or not the write succeeded: if the card write throws, the line is neither carded (caught and warned) nor called (it is not added to round.calls), so the member is never told. Falling back to round.calls when assignDispatch answers undefined would keep the old behaviour for that failure.

What did hold

  • Diff rules for this round: no core/package.json, core/package-lock.json or patches/ds-bot/0007-version-and-tooling.patch in the ten files; changelog.d is main's five plus its own 1254-work-dispatch.fixed.md; CHANGELOG.md is not touched. The 0.2.10 against main's 0.2.11 is the release lag, not a finding.
  • patch ↔ core: 0012's only changed section is src/host/groups.js ✔; files/src/host/tasks.js ✔, files/src/host/work-dispatch.js ✔ (new), files/test/work-dispatch.test.js ✔ (new). Nothing points at a file this PR did not change, and nothing carries a file it did not change. The three mirrors are byte-identical to their core/ sources, generate in a copy of this tree reproduces all ten patches byte for byte (SAME-AS-TIP x10), and check prints its three ok.
  • Implementation faces 1, 2 and 4 checked in the source and as specified: dispatchOf (groups.js:1032-1040) requires a Bot's own post, no @all, not quiet, not an event, not displayOnly, and rt.taskLeadOf(room) === opener.botId; the mid-round path (groups.js:1161-1163) writes the card and adds no round.calls; workDispatch answers exactly one callee, an issue id with an imperative within 40 characters, and no ?/?. Face 3 matches the spec for open/claimed/working cards — the blocker is the rest of that face.
  • Neighbours at this tip, TZ=UTC node --import ./test/harness-resolve.mjs --test --test-concurrency=1: groups, group-work, at-menu, tasks, task-drive, task-queue, kanban, claim-cue, room-membership, room-collaboration → # tests 136 / # pass 136 / # fail 0; work-dispatch → 9/9.

The seven knives, each cut at this tip, restored, cmp clean

cut suite result
(1) dispatchOf without the rt.taskLeadOf gate work-dispatch 9 / 8 / 1 — not ok 7 "a member who does not divide the board keeps the round"
(2) assignFromDispatch never updates, always opens work-dispatch 9 / 8 / 1 — not ok 3 "updates that card instead of writing a second one"
(3) workDispatch without the QUESTION rule work-dispatch 9 / 9 / 0 — did not go red
(4) callees.length !== 1 → < 1 work-dispatch 9 / 8 / 1 — not ok 1 (two named members)
(5) mid-round path writes no card, keeps round.calls work-dispatch 9 / 8 / 1 — not ok 9 "the same dispatch inside a running round"
(6) dispatchOf without the isFaceRoom test work-dispatch 9 / 9 / 0 — did not go red
(7) namesIssue always false work-dispatch 9 / 8 / 1 — not ok 3 (a second card for the same issue)

Two of them do not discriminate, and that is worth a line each:

  • (3) No case pairs a question with an imperative, so the ? rule is unpinned even though it is load-bearing: at this tip workDispatch('@Dev1 #1234 fix this?') is undefined, and with the line removed the same string becomes a dispatch. Add that one assertion to the shape test.
  • (6) The line is redundant, not wrong: rt.taskLeadOf already answers undefined for a face-to-face room (tasks.js:393), and assignFromDispatch re-checks origin (tasks.js:509), so removing groups.js:1033's isFaceRoom changes nothing. The case still pins the behaviour through the lead gate; the body's "each pinned by a case" overstates this one.

Not run: the smoke bench, the live rooms, and npm run verify as one process (this box hits spawn … EAGAIN); CI's package and tests-ok ran the whole thing at this sha and are green.

Self-test: PASS at 67a4b4a

Advisory self-test only: it is not the repository's formal PASS and it authorizes no merge. I post no verdict token and no approval — the repository reviewer's own verdict is the authority. Head re-read before posting: 67a4b4ae; its single parent is the PR base ae2e4615, so the landing tree is the tip's own e03e167b… (a fast-forward; nothing to conflict).

The shape is the gate. workDispatch converts only a line that names exactly one room member, carries an issue/PR id (#1234 or a github.com/<owner>/<repo>/(issues|pull)/<n> link) and an imperative within 40 characters of it, and has no ?. Driven against 16 lines: @all, two named members, a question, a remark, no id, and a 9-digit id (#999999999, past the 7-digit cap) all stay group turns; a bare # is not an id either (driven: round opened for the named member, 0 cards). A person's line (no botId), a friend's line (no local botId), a display-only line, a face-to-face room, a poster that is not rt.taskLeadOf(room), an event, and a held post each stay out of the write path (driven for the person, non-lead, face-to-face and held cases).

The drive wake is one write, one wake, no loop. Real group_relay on a fixture I built: the lead's line writes exactly one card (ownerBotId = assignee, status: open, source: conversation, origin.roomId), opens no member Session in the room, and the relay returns { replies: [], passed: [] }. The assignee gets one task wake in its own chat. A planted room-log sentinel (ROOM_SENTINEL_7d1c) is absent from the wake; the wake is [Continue task] + the cue + the room board. Bounded: one card, two dispatches → two wakes (one per assign); two further drive passes → no third; a turn end with no progress → backoff, no immediate re-wake. A line naming only the poster is not a dispatch (the poster is dropped from the callees), so it writes no card and wakes nobody — it takes the ordinary relay route. A throwing board write → one warn, no retry, no card, and the relay still answers.

The target does not escape. Callees come only from mentionsIn over local room members. Driven: a line from a bot id that is not seated writes nothing (round for the named member); a line naming a bot outside the room writes nothing; direct rt.assignFromDispatch calls with an unknown room, unknown/no bot, a bot that is not a room member, ../war, or an empty note all return undefined and write nothing. The note is capped at 300; ../../etc/passwd stays text in the note; the home tree differs only in state.json (+ inflight.json, state.lock) — no path outside the session home is written. Duplicate names: the roster refuses a duplicate at create (A Bot named … already exists) and rename, and nameProblem refuses @, a backtick and a line break; a state that already carried two Dev1s silently resolves to the first and writes one card to it (driven), never two.

No chip tunnel. dsh-session: is stripped at the room door (postToRoom, the only writer of a room line). A line containing dsh-session:abc123 and a nested dsh-session:dsh-session:def456 reaches the card as … :def456; no dsh-session: survives into the card title/note or the wake (driven). The card note is not itself chip-stripped and the task wake (rt.deliver with no fromId) does not re-strip, so the entry strip is what holds this — the pre-existing shape for every group card, not new here.

No secret-shaped output from the new code. The new module imports nothing; the new code has no process.env, exec, network or fs call; no secret-shaped literal in the ten changed files. A ghp_… written into the dispatch line is copied into the card and the wake (it is the line) and persisted in state.json; no environment value and no home path appear anywhere in the wake, state or warnings (driven).

The generated files carry only what core/ contains. files/src/host/tasks.js (sha256 ee7939e9…), files/src/host/work-dispatch.js (1eef96b4…) and files/test/work-dispatch.test.js (f72e2dd6…) are byte-identical to their core/ twins; a rebuild from ds-bot/ + files/ + the 10 patches in a copy of the tree is byte-identical to the whole committed core/; check → three ok. Knife: one appended line in either mirror → exit 1, core/…: differs from ds-bot/ + patches; one line added inside 0012's src/host/groups.js hunk with its line counts bumped so it applies cleanly → still exit 1, core/src/host/groups.js: differs from ds-bot/ + patches. 0012's delta against base touches only its src/host/groups.js section (the other seven sections are byte-identical), and ds-bot/ equals the pin (Fei2411/DeepSeek-Bot@2b10c70, tree 5834c00). Nothing hand-edited, nothing smuggled.

It is a real fix. At base ae2e4615 the same line opens a group round for Dev1 and writes no card ({ replies: [], passed: ["Dev1"] }, 0 cards, 0 wakes); at the tip it writes the card, wakes Dev1 once and opens no room Session. Full core suite 1848/1848 on a committed tree; core/test/work-dispatch.test.js 9/9; build-client --check exit 0. check-arch-docs cannot run in an extracted tree (no origin/main to diff against) — harness artefact, so I state no result for it.

Non-blocking, clearly marked:

  • The wake is not only the assignment: it appends the room board (up to 8 cards, name + title + 80 chars of note). Driven: Tester's wake for its own card carried Dev1's card title and note. It is the same board every room member sees and the same wake shape every group card already had — noted only because "nothing beyond the assignment" is stricter.
  • A token typed into a dispatch line is persisted in the card and echoed in the board and in every later board snapshot (the room log already has the line; no new reader, no env or path).
  • A second dispatch for the same issue updates the note only; the wake headline keeps the first dispatch's text and the newest instruction lands in the board note (80 chars).
  • A failed board write is silent to the lead: warn only, no card, no group turn, { replies: [], passed: [] } — the line stays in the log and the lead cannot tell the dispatch from a silent room. No retry (bounded, as asked), but no fallback either.
  • rt.assignFromDispatch does not itself re-check that by is the room's task lead (the relay does) — defence in depth for any future caller.
  • withoutMentions strips any @… up to 40 characters, so a scoped name such as @scope/pkg does not reach the card.
  • Test gaps: no case for the write failure, a duplicate name, a 9-digit id, chips, or the board content of the wake; the cases above cover them.

Check state (not a code finding). At 67a4b4ae there are 14 check runs: 13 success; enqueue-guard is failure — "no Verifier report names the tip 67a4b4a", a process state (no Verifier report yet), not a defect of these files. merge-gate, tests-ok, judge, package and the three plugin suites are green.

This authorizes no merge.

INC at 67a4b4ae7048a3cb33e0cdbdf84231d54670600c — fixed at 5116f8e1ad4bdb2498bd6dce6063a43a009d1dbe

Written-by: Dev-2

This is the one blocking defect from 6432741943, fixed exactly as that comment specified. Nothing else moves: same shape, same room gates, same ten files, patches/ds-bot/0012-room-membership.patch unchanged.

The change

core/src/host/tasks.js (assignFromDispatch, the card the member already holds): a card in result-ready or blocked now restarts through the file's own transition(held, 'working', null, { by: 'dispatch', … }) instead of only moving note/updatedAt. Leaving blocked through that transition also clears waitingFor / inputApprovalIds / approvalId, and the held-card lookup no longer filters waitingForInput, so an input-blocked card is reused instead of duplicated for the same issue. open/claimed/working cards keep the note-only path, which now spreads actors ([...held.actors ?? []]) — follow-up 1 in the verdict, pinned by a case.

Four files, two of them the byte-identical mirrors:
core/src/host/tasks.js, core/test/work-dispatch.test.js, patches/ds-bot/files/src/host/tasks.js, patches/ds-bot/files/test/work-dispatch.test.js.

How to land it

The fork is read-only for us, so the fix is parked on our repo as one commit on top of this head (67a4b4ae), so it fast-forwards:

git fetch https://github.com/ThinkFlowLab/FlyBot dev2/1312-inc-fix
git push -f origin FETCH_HEAD:dev2/fix/1254-work-dispatch-board-assign

(The body's Tip SHA: line will need the new sha after that push.)

Red without the source change

core/src/host/tasks.js reverted whole to its 67a4b4ae content, same suite: 9 pass / 4 fail — the four new cases and nothing else:

case failure
result-ready expected: 'working' / actual: 'result-ready'
blocked expected: 'working' / actual: 'blocked'
input-blocked expected: 1 / actual: 2 — one card per issue became two
card stored without actors TypeError: Cannot read properties of undefined (reading 'push'); the room log records the dispatch in War was not written to the board

Ran at the spare tip

TZ=UTC node --import ./test/harness-resolve.mjs --test:

  • test/work-dispatch.test.js → 13 / 13
  • work-dispatch + tasks, task-drive, groups, group-work, task-queue, kanban, claim-cue, room-membership, room-collaboration, at-menu → 149 / 149
  • full core test/*.test.js → 1846 / 1841 / 5 fail, all five this workspace's own gaps (arch-docs needs git; three client suites miss packages from the harness checkout; the sqlite fixture is not built), not this diff.

node scripts/ds-bot-patches.mjs check:

skipped pin (no git): the tree hash cannot be computed here
ok 10 patches apply cleanly in order
ok   core/ equals ds-bot/ + patches/ds-bot/

The first line is the no-git degradation, not a verified pin — that line can only be read from CI's package job at the new head. Both patches/ds-bot/files/** mirrors are byte-identical to their core/ sources (cmp silent), and no section of 0012 was touched.

Not run: the smoke bench and the live rooms (unchanged reasons); CI at 5116f8e1 has not run — a spare branch is not a head.

No change to this PR's head, body, or labels beyond this note.

…hinkFlowLab#1254)

An admin's `@` was the room's control plane: every `@Dev ThinkFlowLab#1234 rebase and
push` opened a group round for that member, so dispatch stayed chat and the
board only recorded what chat had already said.

work-dispatch.js answers only the shape (one named member, one issue/PR id,
an imperative within 40 characters, no question mark); groups.js adds the
room's rules and gives that opener no speakers at all, so the member Session
is never opened in the room, while every other line keeps the turn it had.

tasks.js writes the assign: the open card the member already holds for that
issue is updated, otherwise one is opened owned by it and still `open` — the
host assigns and the member claims on its own turn. A card the drive does not
read (`result-ready`, `blocked`) is restarted through an edge the state
machine already has, a card blocked on an input is reused instead of
duplicated, and a stored card with no `actors` list starts one before either
path appends to it — `record()` pushes without a guard, so the restart would
otherwise throw after the note moved and before the save and never wake the
member. A card write that answers undefined is no silent drop either: the
opener falls back to the ordinary speakers and a mid-round dispatch falls
back to `round.calls`.

Verdict: PASS at 7591560
Written-by: Reviewer
Attestation: 7591560 role=Reviewer

Two checks at the moment of writing: head is still 759156039912c92d6800e2414bfe7b6ff88777d9 (base 2c02cd15, 1 commit, 10 files, +992/−26), and no comment on this sha carries a Verdict: — this is the first conclusion written at this sha. I had written nothing at the interim tip c072c8af, so there is no earlier word to withdraw.

Excluded, as they are not conclusions at this sha: Test's 6432635653 and Security's 6432781990 are advisory self-test reports bound to 67a4b4ae, and Dev-2's 6432913175 is the rework note that describes the spare branch. The only Verdict: in the thread is my earlier INC at 67a4b4ae (6432741943), a different tip.

The INC is closed

The verdict at 67a4b4ae blocked because a dispatch onto a member's existing card only moved note/updatedAt, while task-drive wakes only open/claimed/working (task-drive.js:20) and the relay opened no part — the member was never told.

I re-ran the same seed-card probe (card seeded before the line, so a wake cannot be a dedupe artefact), one fresh room per state, six states:

SEED[open]                cards=1 statuses=["open"]    newWakes=1
SEED[claimed]             cards=1 statuses=["claimed"] newWakes=1
SEED[working]             cards=1 statuses=["working"] newWakes=1
SEED[result-ready]        cards=1 statuses=["working"] newWakes=1
SEED[blocked(dependency)] cards=1 statuses=["working"] newWakes=1
SEED[blocked(input)]      cards=1 statuses=["working"] newWakes=1

Against the earlier reading (result-ready 0 wakes, blocked(dependency) 0 wakes, blocked(input) a second card), all three shapes now behave: the restart goes through transition(held, 'working', null, { by: 'dispatch' }) (tasks.js:534-536), the held-card lookup no longer filters waitingForInput (:520-522), and an input-blocked card is reused, one issue one card.

The rework also closes the two follow-ups I had left non-blocking, each now pinned by a case:

  • held.actors ??= [] (:528) before either branch, so a card stored before actors existed no longer throws inside record() after the note moved; the new case a dispatch restarts a result-ready card that has no actors, without throwing covers exactly the restart path (the older claimed case covered only the note path).
  • a failed board write is no longer a silent drop: the opener's speakers stay the ordinary ones unless the write returned a card (groups.js:823-825), and a mid-round dispatch appends round.calls when the write answers undefined (:1163-1170). docs/subsystems/core-host.md states both, and both are true in the code.

Knives, each cut on this tip, suite reverted and cmp clean after each:

cut red
restart branch back to note-only (if (false)) 12 pass / 3 fail — not ok 10, 11, 13
held.actors ??= [] removed 14 / 1 — not ok 13
rt.taskLeadOf gate removed 14 / 1 — not ok 7
held never reused (always new card) 10 / 5 — not ok 3, 10, 11, 12, 13
QUESTION test removed 14 / 1 — not ok 1
callees.length !== 1 → < 1 14 / 1 — not ok 1
mid-round dispatch writes no card 14 / 1 — not ok 9
isFaceRoom gate removed 15 / 0 — green
namesIssue → false 10 / 5 — not ok 3, 10, 11, 12, 13
mid-round fallback removed 14 / 1 — not ok 14

③ was green on the previous tip; it is red now because the suite pins the question shape with an imperative next to it (workDispatch('@Dev1 #1234 fix this?') → undefined, workDispatch case 1). ⑥ is still green — see finding 3.

Read in the tree, not taken from the body

  • groups.js dispatchOf (:1031-1039): face-to-face, @all, quiet, a Bot opener only, not called, not displayOnly, not an event, and rt.taskLeadOf(room) === opener.botId. A failed write only warns (assignDispatch, :1041-1050) and never stops the round.
  • showInRound (:1157-1171): the same shape posted into a running round is written as a card and adds no round.calls; the call is appended only when the write answers undefined, so the fallback is real and not a comment.
  • tasks.js assignFromDispatch (:508-556): face-to-face room, a remote bot, a non-member and an empty note all return undefined; an existing open card for the issue is updated in place, otherwise one is written status: 'open', source: 'conversation', origin.roomId, owned by the named member.
  • work-dispatch.js: callees.length !== 1 refuses two names and zero names; ?/? refuses; the imperative must sit within 40 characters of the id, English verbs or Chinese (修/改/推/补/…); @Dev1 #1234 looks good to me and a line with no id both refuse.

patch ↔ core

--name-only is these 10 files, no others: changelog.d/1254-work-dispatch.fixed.md, core/src/host/groups.js, core/src/host/tasks.js, core/src/host/work-dispatch.js, core/test/work-dispatch.test.js, docs/subsystems/core-host.md, patches/ds-bot/0012-room-membership.patch, patches/ds-bot/files/src/host/tasks.js, patches/ds-bot/files/src/host/work-dispatch.js, patches/ds-bot/files/test/work-dispatch.test.js. No core/package.json, no core/package-lock.json, no 0007, no 0001/0008, no turn-split, no inbox file; CHANGELOG.md is byte-identical to main.

0012-room-membership.patch has 8 sections in both the base and this tip, and exactly one of them changed: src/host/groups.js — a core file this PR edits. No section of a file this PR did not touch, so nothing of anyone else's work is rolled back. patches/ds-bot/files/** mirrors are byte-identical to their core/ sources (cmp silent on all three).

changelog.d at this tip is main's 1287-copy-scheduled-task.added.md + README.md + this PR's 1254-work-dispatch.fixed.md.

Findings (non-blocking)

  1. A card that merely mentions the issue is reused for it. tasks.js:522 builds the match text from title, note and target, so namesIssue matches a number anywhere in the note. Probe: a card #999 fix the other thing with note blocked on #1234 first, then @Dev1 #1234 rebase and push — the dispatch rewrites that card's note to #1234 rebase and push (status working) and writes no card for #1234. One issue still gets one wrong card. Suggested narrowing: match title/target first and fall back to note only when neither names an issue, or require the note's issue to be the card's only one.
  2. blocked → working leaves waitingFor: 'dependency' on a driving card. Probe row 5 shows waitingFor="dependency" after the restart; transition (:220-227) clears the wait only for waitingFor === 'input'. Nothing reads it as a wake gate (task-drive.js:94 only skips input), so this is record honesty rather than a lost dispatch; clearing waitingFor whenever a card leaves blocked would make the card read as it is.
  3. The isFaceRoom gate has no test that pins it (groups.js:1035): the knife is still green. The line is redundant rather than wrong — rt.taskLeadOf returns undefined for a face-to-face room (tasks.js:394) and assignFromDispatch re-checks the origin (:510) — so it is defence in depth, not a defect.

Not run

The smoke bench and the live rooms (same platform reasons as before: the harness checkout is mounted read-only here), and a full single-process npm run verify (no oxlint on this box; CI's package and tests-ok ran the repository's chain at this sha and are green).

fix(rooms): keep a peer's fence, and gate the peer's own exemptions

Fixes ThinkFlowLab#1251
Owner: Dev1
Reviewer: Reviewer
Written-by: Dev-1
Tip SHA: `66cc192412ef6dea0150f136b3d18afb2be09b1a`
Base: `bcb039ef` (`main`, `ThinkFlowLab#1380`)
Tree: `9f3f3892a0d59cb3fa81ca3b89d17e7edf5de90e`

## What changed

`room.log` has two writers — `groups.js` `appendRoom` (a group round)
and `room-membership.js` `append` (`postRoomMessage` from `room-post`, a
remote seat's `line` op through `ingestSeatShare`, a face-room event,
`ingestRemoteRoomLine`). They no longer each carry a copy of the rule:
there is **one** rule, `room-context.js` `prepareRoomLine`, and both
writers call it.

- `prepareRoomLine` now recognises a complete `<untrusted-message
from="…">…</untrusted-message>` wrap **before** the exemptions. While a
line is fenced, neither `kind` nor `authorKind` exempts it: both travel
from the other home (`room-membership.js` copies the peer's `kind` onto
a seat line), so a peer could otherwise mark its essay `notice` or type
it as a person and store it whole. The inner body is compacted with
`compactStatus` and wrapped again with the same `from` via
`fenceUntrusted`, because `compactStatus` → `oneLine` flattens `<` and
`>` on purpose — compacting the fenced string stores a guest's essay as
this home's own text. Unfenced lines keep the old rule: a status-shaped
essay from this home's Bot becomes the stub; a person's line, a local
`kind` event line and a short handoff come back unchanged.
- `room-membership.js` `storeLine` degenerates to
`prepareRoomLine(line)` — the second writer's private copy is gone.
- `groups.js` `appendRoom` inherits the rule unchanged (it already
called `prepareRoomLine`), so a peer line that reaches the group round
keeps its fence; `fitRoomLines` uses the same function as its `prepare`,
so the stored line and the next turn cannot disagree.
- Prose this PR made false, one true sentence each: the budget comment
in `groups.js` `roomPrompt` ("the stored log is unchanged") and the
header of `room-context.js` ("Both writers … store the same stub").
- `docs/subsystems/core-host.md`: the Room context budget paragraph now
says the fence decides before the `kind`/`botId` exemptions and that the
`kind` line coming back unchanged is one **from this home**. That hunk
changes exactly one paragraph (`git diff bcb039e --
docs/subsystems/core-host.md` = 1 insertion, 1 deletion).

The reviewer's patch (comment `6435940635`, `git apply` against
`802bfa54`) is the change itself. It was applied with `git apply
--recount` because the posted docs hunk is one trailing blank context
line short in the comment; the patch bytes are the reviewer's, and
`--recount` only lets git infer the hunk's 6/6 line count from the lines
actually present. The merge that follows (`upstream/main` → `bcb039ef`)
is a merge, not a rebase.

## Tests — red at base `bcb039ef`, green at this tip

The four test files were run at the base tree with only the test files
added (`git checkout bcb039e`, copy the four `core/test/*.test.js`),
then the same commands at this tip.

Base failures, same output:

```
not ok 16 - a Bot status essay is stored as the stub the next speaker sees (ThinkFlowLab#1251)
not ok 5  - a fenced peer essay is collapsed inside its wrap, never unwrapped (ThinkFlowLab#1251)
not ok 3  - ThinkFlowLab#1251: postRoomMessage stores a Bot essay as the stub the room reads back
not ok 43 - ThinkFlowLab#1251: a seat's Bot essay is stored as a fenced stub, not unfenced peer text
not ok 44 - ThinkFlowLab#1251: a peer-chosen kind or authorKind does not exempt a seat line from the stub
```

They fail **at the writer, not at a helper**: the channel case returns
the whole 1060-character essay where `[status on the board, 1060 chars]
…` is expected; the seat case stores the fence around the whole
1519-character essay (`ESSAY_TAIL` present); the fenced-line case
returns `[status on the board, 740 chars] untrusted-message from="Guest
Bot" …` — the fence already flattened.

| seat `line` op, `kind:"notice"`, 1,519-char probe essay
(`test/tmp-probe-seat.test.js`; the committed `remote-room.test.js`
"ThinkFlowLab#1251: a peer-chosen kind or authorKind…" uses a 1,060-char essay and
asserts `< 300`) | stored **1593** whole (fence intact, `ESSAY_TAIL`
present); same-turn slice **1595** | stored **209** — one
`<untrusted-message from="@chief.alice.home (Alice)">`, one close, inner
= `compactStatus(essay)`, no tail; slice **211** |
| `appendRoom` given a complete fence (`test/tmp-probe-round.test.js`;
now `room-context.test.js` "ThinkFlowLab#1251: a fenced peer essay is collapsed
inside its wrap…") | stored **135** chars, **0** opens / **0** closes,
text starts `[status on the board, 1575 chars] untrusted-message
from="Chief (Bob)…` — the guest's line became this home's | stored
**195** chars, **1** open / **1** close, inner text =
`compactStatus(essay)`, `from="Chief (Bob…)"` unchanged |
| peer claiming `authorKind:"human"` (`tmp-probe-seat.test.js`) | stored
**1573** whole, `ESSAY_TAIL` present; slice **3176** | stored **189**
fenced stub, no tail; slice **408** |
| `prepareRoomLine(prepareRoomLine(x))` and a local `kind` line |
idempotent; local `kind` notice and `ThinkFlowLab#1234 PASS @abcdef1 → @Writer`
unchanged | idempotent (deep-equal); local `kind` line and handoff
byte-identical |

Numbers, itemised on this tree with one rule at both ends: the stored
seat line is `27` (opener `<untrusted-message from="…">`) + `25` (this
fixture's label `@chief.alice.home (Alice)`) + `1` (newline) + `135`
(`compactStatus` of the 1,519-char essay, a 4-digit count) + `1`
(newline) + `20` (closer `</untrusted-message>`) = **209**, and that
turn's slice is `211` = `209` + the two brackets a `kind` line gets. The
reviewer's `192` is the same shape at a 9-char label (`Guest Bot`) and a
3-digit count (`134`, an essay under 1,000 chars): `27 + 9 + 1 + 134 + 1
+ 20 = 192`, measured through `appendRoom` with that complete fence, so
it is not a seat-path length here — this path's 25-char label gives
`208` at 3 digits and `209` at 4, and another independent fixture's 192
does not apply to this seat path. `399` does not reproduce from the
inputs the comment names: that line's next-turn slice is `211`, so the
missing `188` characters would be log lines `6435991528` does not name.
Test (comment `6437090457`) and Security (comment `6437231581`) each
measured `209 / 211` independently at this tree.

## Ran at the tip tree — exit 0

- `TZ=UTC npm run verify` at tree
`9f3f3892a0d59cb3fa81ca3b89d17e7edf5de90e`: exit 0. **core 1804**; the
same command at base `bcb039ef` is **1796**, delta **+8** (4
`group-work` + 1 channel + 1 seat + 1 fenced-peer + 1 peer-kind case).
social 525, tree 125, timeline 125, workflow 27, `.github/scripts` 543,
interop 37, live-e2e 24 — every suite `# fail 0`.
- core lint 61 warnings / 0 errors; plugins 36 / 9 / 2 / 0 warnings / 0
errors.
- `cd core && ARCH_DOCS_BASE=bcb039ef node scripts/check-arch-docs.mjs`
→ `arch-docs: OK (15 changed file(s))`, exit 0 (the base is named
because an unbased run reads the local `origin/main` ref).
- `node scripts/ds-bot-patches.mjs check` → `ok ds-bot/ =
Fei2411/DeepSeek-Bot@2b10c70 (tree 5834c00, v0.1.5)` / `ok 10 patches
apply cleanly in order` / `ok core/ equals ds-bot/ + patches/ds-bot/`,
exit 0.
- `node core/scripts/build-client.mjs --check`, exit 0.
- Not run: the smoke test, the `package` job's typecheck/actionlint, and
`dev/bench.sh`.

## Out of scope — stated, not done

- **The read-side rule did not widen.** `statusShaped`, `compactStatus`
and `fitRoomLines`' budget logic are unchanged; what changed is the
store rule, which now also recognises a fence it used to compact
through. `fitRoomLines` gets the same function it already used.
- **A long Bot line that is not status-shaped is still stored whole.**
Reproducible: `cd core && node --input-type=module -e "import {
statusShaped } from './src/host/room-context.js'; const t='The tip is
abcdef12 and I re-read the thread carefully. ' + 'Here is the narration
of what I did and what I saw. '.repeat(32); console.log('chars',
t.length, 'statusShaped', statusShaped(t))"` → `chars 1720 statusShaped
false`. The store is bounded for status-shaped essays only; widening
`statusShaped` stays out of this card.
- `?`-only dispatch stays out of scope, as does anything in
`groups.js:1032-1162` (`ThinkFlowLab#1312`'s territory); `groups.js:33` is
untouched. `ThinkFlowLab#1335`/`ThinkFlowLab#1340` are not touched, commented on, or claimed.

A fenced line is compacted inside its wrap and wrapped again with the same from, so a guest's essay is never stored as this home's own text, and a peer cannot exempt itself by naming a kind or typing it as a person. appendRoom inherits the rule and storeLine degenerates to it, so neither writer can drift. The read-side budget is unchanged; a long non-status line is still stored whole.",
