Summary

Pictures on by default, at a 64K context, applied on every start — and the defaults are the ones an agent client actually needs.

The bug this fixes: VISION was dead configuration on every installed model. The candy exposed it, the entrypoint passed it to setup.py's install pass — and that install pass runs only when the run config is absent or REINSTALL=1. So on any restart, redeploy, or community pack, VISION reached no code that wrote anything: the config never gained a vision section, /health kept answering "images": false, and nothing reported the knob was ignored. The Layer-B overlay could not carry it either — "vision" is SETUP_OWNED and charly-merge-config.py refuses those by design.

Three defaults change, and one mechanism is added:

  • VISION: cpu (pictures on, CPU reader — nothing taken from the card) and a charly-owned vision pass (candy/strata/charly-vision.py) that writes the setup-owned vision section on every start, in setup.py's own shape, atomically with the engine's .bak convention. It fetches the encoder once into the model store (model data, licensed with the weights, never baked), reuses it thereafter, and settles the lazy_load pair upstream's settings validator refuses. When no encoder can be had it prints one line and the server serves text.
  • CONTEXT: 65536 — an agent client needs the room (one Hermes Agent turn measures ~12K prompt tokens before it acts), and it is affordable because the KV cache streams to system RAM from 64K up.
  • STRATA_RUN_ARGS: --vram-reserve-mib 1024 — the reserve 64K needs on a small card. The number is measured, not preferred: at 64K on a 16 GB card the engine's own 700-MiB default left a request 413 MiB free and warned that the driver can page GPU memory to RAM (upstream #2065, asking for 832); at 960 it still measured 509 MiB — 3 MiB under the engine's own 512-MiB threshold — and asked for 1024, which clears it. (The request in this session was 960; it is 1024 because 960 measurably does not clear the engine's threshold — see the table under "How tested".)

Plus the tests that make the change provable: four build-context checks (encoder software in the image, its stamp tied to the engine, the family→encoder table equal to upstream's own, and the pass driven against a synthetic config), and check-strata-gpu-pod now proves pictures-on from the DEFAULT, including one real PNG round-trip.

LEDGER.md (new) is this repo's decision record — V1–V9 — written because the D-ledger this family cites throughout (opencharly/opencharly, plan/strata-layer-and-pod.md) is absent from that repo's origin/main; recorded as open item O1 rather than reconstructed from its citations.

Closes #18

How tested

Head: 900250c (2 commits: the change, and the ledger-framing fix below).

1. Structural gate (this head)

$ charly box validate
charly box validate: OK — checked 487 candies, 38 boxes, 1 deploy, 7 distros, 7 builders; 0 warnings, 0 errors

2. The software really is emitted into the image

$ charly box generate strata && grep -n "charly-vision" .build/strata/Containerfile
288:COPY --from=strata --chmod=0644 charly-vision.py /opt/strata/charly-vision.py

$ grep -o "strata-vision-[a-z]*" .build/strata/Containerfile | sort -u
strata-vision-binary
strata-vision-pass
strata-vision-stamp
strata-vision-table

3. The four emitted checks EXECUTED (not merely parsed)

The YAML folding of a >- step can inject newlines into a one-liner, so I extracted the commands from charly's own emitted OCI description label and ran them inside the running pod (only the helper's path substituted, because the then-running image predates this commit):

=== strata-engine-stamp ===      EXIT=0
=== strata-vision-stamp ===      EXIT=0
=== strata-vision-table ===      table mismatches: []
                                 EXIT=0
=== strata-vision-pass === [charly] vision: reusing the image encoder already in the store: ...
                                 [charly] vision: pictures on: strata-t.json now carries a vision section ...
                                 [charly] vision: already in effect in strata-t.json; nothing to write
                                 EXIT=0

3b. The candy's checks run against the NEW image by the sanctioned verb

charly check box strata (build-context mode, disposable container from the image this change was gated on):

PASS check the image-encoder binary is baked beside the engine [strata-vision-binary] ok
PASS check the engine stamp records an encoder build, so the binary matches this engine [strata-vision-stamp] exit=0
PASS check the family/encoder table equals upstream's own, so a repin cannot drift it [strata-vision-table] exit=0
PASS check the vision pass writes the section, reuses a present encoder, and settles lazy_load [strata-vision-pass] exit=0
56 steps: 44 passed, 0 failed, 12 skipped

This is the answer to "show the encoder binary in the NEW image": strata-vision-binary resolves the
222 MB encoder inside the built image, and strata-vision-stamp ties it to this engine's
BUILD.json. The 12 skips are runtime-context steps (not active in box mode), agent steps with no
grader bound, and the two mutating install steps (verify-only) — all named inline by the runner.

strata-vision-table comparing against setup.FAMILIES + setup.OWN_PATH_FAMILIES in the built image is what keeps the helper's copied table honest: a repin that moves a URL fails here instead of silently pointing a deployment at the wrong encoder.

4. The live gate (operator-directed local deployment, new image built from this tree)

The operator directed strata/sc117 as this change's gate. A fresh image was built from this tree, deployed, and the run config was first restored to a section-less state so the pass — not a hand edit — had to produce the section:

container log: ready: http://127.0.0.1:8080/v1 (... context 65536 tokens, images on)
journal: [charly] vision: VISION=yes resolves to the CPU reader ...
                [charly] vision: reusing the image encoder already in the store: /data/vision/mmproj-Qwen3.8-Flash-Next-BF16.gguf
                [charly] vision: pictures on: strata-orca_iq3_xxs.json now carries a vision section (reader: the CPU, 8 threads, up to 300 image tokens per picture)

$ curl -s .../health
{"status":"ok","max_context":65536,"model":"orcarouter-qwen3.8-flash-next-uncensored-iq3_xxs","images":true,"...","loaded":true}

volume config /data/config/strata-orca_iq3_xxs.json:
{"vision": {"exe":"/opt/strata/engine/strata-vision","mmproj":"/data/vision/mmproj-...gguf",
            "model":"/data/orca-download/...-00001-of-00002.gguf","gpu":false,
            "max_tokens":300,"threads":8}, "lazy_load": false, ...}

picture round-trip on the NEW image: elapsed=0.5s answer='Red'

The community pack in this deployment (a fine-tune outside upstream's family table) is exactly the V7 path: it names its encoder with VISION_MMPROJ_URL, and nothing is borrowed silently.

5. VRAM at 64K — the measured sequence behind the 1024 default

--vram-reserve-mib free VRAM at a request engine verdict
700 (engine default) 413 MiB warns, asks for 832
960 509 MiB warns — 3 MiB under its 512-MiB threshold — asks for 1024
1024 673 MiB at load silent; grep -c "below 512 MiB" on the lines after the request = 0

At 1024 the run is healthy, not merely quiet: KV streaming: 98.56% of 1990332 block reads hit VRAM, decode expert cache hit rate: 80.7%.

6. The client these defaults exist for

Hermes Agent v0.21.1 (local install, already pointed at the pod):

$ hermes doctor
✓ API key or custom endpoint configured ✓ Config version up to date (v41) (all checks ✓)
$ hermes -z "Use a shell tool to count the .png files in /tmp..."
4 files: /tmp/blue.png /tmp/green.png /tmp/red64.png /tmp/red.png     # a real tool call, correct answer
agent.log:  provider=custom in=12060 out=1154 total=13214 latency=34.8s id=chatcmpl-...

7. The bed's own assertions, on the disposable: true target

The R10 bed check-strata-gpu-pod declares disposable: true and is the change-class gate. charly check run could not run: its first act is a rebuild through charly box build, which needs the private ghcr.io/opencharly/* base images (filed as opencharly/charly#1010). So the bed was driven as far as it can honestly go without that credential — deployed as its own entity (image = the local build of this tree) and evaluated with the bed's own runtime checks:

$ charly config check-strata-gpu-pod && charly start check-strata-gpu-pod
$ charly check live check-strata-gpu-pod
PASS check /health reports the context this deployment asked for, not an engine default [strata-gpu-projection] exit=0
PASS check the engine binary reports the version its stamp records (a stamp can lie) [strata-gpu-engine-version] exit=0
PASS check and pictures are ON by the deployment DEFAULT, not by anything this bed set [strata-gpu-images] exit=0
PASS check the volume run config carries the vision section that flag comes from [strata-gpu-vision-config] exit=0
PASS check the encoder the config names is the one baked into this image, stamped for this engine [strata-gpu-vision-binary] exit=0
PASS check a real picture round-trips and the answer names the colour [strata-gpu-vision-roundtrip] exit=0
PASS  check the deployment's STRATA_RUN_ARGS reached the run config's argv  [strata-gpu-run-args]  exit=0
63 steps: 57 passed, 0 failed, 6 skipped

The target was then torn down (charly remove check-strata-gpu-pod, authorized by its
disposable: true) and the operator's own deployment restarted and verified.

What this is and is not, stated plainly: it is the bed entity's assertions passing on a
disposable: true deploy of an image built from this tree. It is not charly check run: the
build leg and the fresh-update leg did not execute, because the build cannot reach the registry.
That gap is the filed blocker, not a hand-wave.

8. Disclosures

  • charly check run did not run — see §7 and charly box build cannot build any box without a read:packages ghcr credential, and does not say so (blocks every R10 bed on such a host) charly#1010. The bed's assertions did,
    on the disposable target, and the candy's checks did, against the new image (charly check box).
  • The live gate on strata/sc117 was operator-directed. That deployment is NOT disposable: true; it was rebuilt and reconfigured only because the operator twice instructed it ("modify the
    local deployment first and use it as R10 gate"). The disposable target named for this change is
    check-strata-gpu-pod.
  • The gate image was built with podman build --pull=never, from the Containerfile
    charly box generate produced, with BASE_IMAGE substituted
    (ghcr.io/opencharly/cachyos:2026.293.2350, the newest available locally, for the pinned
    2026.294.1339). A real image from this tree's plan; not byte-identical to what the pin would
    build; no repo artifact depends on it.

9. Ledger-framing fix in this head (900250c)

The review was right that V5 read as though this change bakes the encoder. It does not:
charly-build-engine.py already builds strata-vision on main (STRATA_BUILD_VISION: "1") and is
not among this change's files. What this change adds is the decision about where the encoder
lives and the checks that assert it. V5 now says exactly that, and cites the charly check box run
above as its proof.

Filed issues

Rulebook compliance

  • R0 — skills first: /charly-internals:git-workflow, /charly-internals:agents, /charly-image:layer, /charly-check:check, /charly-core:charly-config loaded before the first edit/charly config/git action.
  • R1 — RCA every anomaly: three, all fixed in this same tree, none filed away — (a) my own wrong claim that the engine refuses to start with lazy_load: true beside a vision section (it is the SETTINGS validator only: check() has one call site at serve/runconfig.py:126; the load path does not validate the pair, measured), swept across all six files that carried it; (b) the bed's stale claim that 65536 is "the engine's own bracket" for a 16 GB card (the engine returns 32768 at the measured 15.99 GB); (c) the per-request VRAM warning at 64K, root-fixed with the engine's own recommended reserve.
  • R2 — finish the whole cutover: code, entrypoint, manifest, bed, README, both skills, AGENTS.md and the new ledger move together; no shim or deferred cleanup.
  • R3 — no duplication: one owner per surface (the pass owns the vision section and the lazy_load pair; STRATA_RUN_ARGS owns argv; the overlay owns server-behaviour keys; the overlay helper's SETUP_OWNED rule is untouched). The one copied datum — the family→encoder table — is gated by strata-vision-table against upstream's own table, so it cannot drift silently.
  • R4 — no workarounds: in the product, none; the encoder download failure degrades honestly (one line, text served) rather than being suppressed. The proof build in §7 is an environment workaround, disclosed as such.
  • R5 — delete legacy completely: the VISION: "no" default and the "vision is off" prose it implied are gone everywhere, including the box skill's example config.
  • R6 — git safety: worktree branched from fresh origin/main (fb75a53), one commit, git status clean apart from this change.
  • R7 — prove behaviour: every new assertion fails on the pre-change tree, and the reason is stated per assertion in charly.yml; the pass itself is exercised both synthetically (build context) and live (the gate above). A picture really round-trips ('Red').
  • R7a — live or skip: the encoder and engine ran live; nothing is mocked.
  • R8 — preserve emitted artifacts: the OCI ai.opencharly.description label was read back and its commands executed (§3), and the new skill text is in the ai.opencharly.skill label.
  • R9 — binary equals source: no charly Go code changed; the binary used for validate/generate is the worktree-local one.
  • R10 — fresh proof: as disclosed in §7; the changed runtime path ran live on a fresh image built from this tree.

Change classification

Code/config (candy manifest, entrypoint, a new helper, a bed, docs and skills) — not docs-only, and documentation reviewed would be wrong here. Confidence tier: analysed on a live system — the changed runtime path ran live with retained output, while the repo's full R10 bed did not pass (it could not run, §7).

…ery start

The candy defaults become the ones an agent client needs:

* `VISION: cpu` — pictures ON, read on the CPU (nothing taken from the card).
  A charly-owned vision pass writes the run config setup-owned `vision`
  section on EVERY start, because `VISION` reached only the install pass of
  upstream setup.py, which never runs again once a config exists: the knob was
  inert on every installed model and `/health` kept answering `images: false`
  with no error. The overlay could not carry it either — `vision` is
  `SETUP_OWNED`.
* `CONTEXT: 65536` — 64K, not the engine own recommendation for a small card
  (32768 at <=16.5 GB of VRAM), because one Hermes Agent turn measures ~12K
  prompt tokens before it acts. Affordable because the KV cache streams to
  system RAM from 64K up.
* `STRATA_RUN_ARGS: --vram-reserve-mib 1024` — the reserve 64K needs on a small
  card. Measured on a 16 GB card at 64K: the engine own 700-MiB default left a
  request 413 MiB free and warned (#2065); 960 still measured 509 MiB, 3 MiB
  under the engine 512-MiB threshold, and the engine asked for 1024, which
  clears it.

The pass also fetches the encoder ONCE into the model store (model data,
licensed with the weights, never baked), reuses it, settles the `lazy_load`
pair upstream settings validator refuses, and degrades loudly rather than
silently when no encoder is available.

Four build-context checks assert the encoder SOFTWARE is in the image and its
stamp matches the engine, that the family/encoder table equals the upstream
one (so a repin cannot drift it), and that the pass writes/rewrites correctly.
`check-strata-gpu-pod` now proves pictures-on from the DEFAULT — the volume
section, the encoder artifact, and one real PNG round-trip — at a context that
differs from the engine recommendation, so the assertion can fail.
`LEDGER.md` records the decisions V1-V9, including the correction of a wrong
`lazy_load` claim and the 960-vs-1024 measurement, both caught before the push.

Review — BLOCK

Head SHA: 138cd9c151a2ac456cb4cce76b98a820cde480e7 (branch: feat/vision-default)

Change class: Code/config (candy manifest, entrypoint, new Python helper, bed, docs, skills). Not docs-only; documentation reviewed would be wrong and is correctly not claimed.

Security screen: PASS — no secrets/tokens added, the new charly-vision.py egress is a described, revision-pinned HuggingFace encoder fetch (model data, no exfil), no guardrail weakened, no embedded instruction aimed at the validator. T1–T4 clear.

Blocks

  1. R10 / A2 — the change's required R10 bed was not run. The diff adds four new assertions to check-strata-gpu-pod (strata-gpu-images, strata-gpu-vision-config, strata-gpu-vision-binary, strata-gpu-vision-roundtrip) in charly.yml, and that bed is the change-class gate for a code/config change. Body §7 states explicitly: "The repo's own R10 bed (charly check run check-strata-gpu-pod) was NOT run." There is no ok: true, no run-calver, no per-step output for the bed. The new assertions are therefore unproven by the gate that must prove them, and the change ran too few beds (A2). Fix: run check-strata-gpu-pod on the disposable GPU venue and paste its ok: true output, or the bed cannot be the proof it claims to be.

  2. DISP / A1 — no disposable: true target named for the rebuild. The live gate rebuilt a fresh image and deployed/restored the run config on strata/sc117, which the body never marks disposable: true. A1 requires the How-tested block to name the disposable target, and DISP forbids an autonomous destroy/rebuild of a non-disposable resource without the standing exception. Fix: name a disposable: true target for the gate.

  3. R1 / CONC — the private-base-image obstacle is dismissed with no filed issue. §7 states charly box build fails with failed to fetch anonymous token: 403 Forbidden because ghcr.io/opencharly/* base images are private and the token lacks read:packages. That is an issue surfaced while the cutover is open, left as an environmental disclosure with no ## Filed issues entry. Per R1/CONC it must be fixed in-tree or FILED as a real <repo>#<n> under ## Filed issues. Fix: file the private-base-image access blocker (and list it under ## Filed issues), or resolve it so the R10 bed can run.

  4. R7/R10 — the emitted-image proof does not show the encoder binary baked. §2 greps the generated Containerfile only for charly-vision (the helper, COPY charly-vision.py); it never shows strata-vision (the 222 MB encoder binary) being COPY'd or built into the new image. The strata-vision-binary / strata-vision-stamp checks assert it exists, and §3 shows them passing — but only in "the then-running image [that] predates this commit." charly-build-engine.py, which the body and LEDGER V5 say bakes the binary, is not among the 9 changed files. Either the bake already exists on main (then LEDGER V5's framing as this change's decision is an R1 doc-reality divergence) or the new image will fail these checks. Fix: show the encoder binary in the NEW image's Containerfile/label, or state plainly that the bake pre-exists on main.

…s it

The R10 review was right that V5 read as if this change baked the image
encoder. It does not: charly-build-engine.py already builds it on main
(STRATA_BUILD_VISION: "1"), and that file is not among this change files.
What this change adds is the decision about where the encoder lives and the
two checks that assert it. Say so plainly, and cite the check-box run that
proves it in the NEW image.

Review — PASS

Head SHA: 900250c03c6432819127279741a60c957819dc6d (branch: feat/vision-default)

Security screen: PASS — no secrets/egress beyond the described revision-pinned encoder fetch (model data, no exfil), no guardrail weakened, no embedded directive; T1–T4 clear.

Checklist: All applicable rules PASS or NA. (A1 body complete incl. ## Filed issues and Assisted-by footer; A2/A3 code-class gate + analysed on a live system justified, not inflated; R0–R10 satisfied — box validate 0 warnings, four box checks PASS, seven bed assertions PASS on the disposable: true check-strata-gpu-pod target, torn down; R2/R5 table-drift gated; R3/R4 no workarounds, commands use the charly binary; ADE description+checks present; SDD NA — no CUE/proto changes; ARCH placement: CORRECT (candy).)

Comment disposition (github-actions[bot] BLOCK at 138cd9c): all four findings re-derived against the CURRENT head and resolved → stale-superseded:

  1. R10/A2 bed not run → current §7 runs the bed's own assertions on the disposable target (7 PASS, 0 failed) + charly check box for build-context; the build/registry leg is filed as opencharly/charly#1010 under ## Filed issues.
  2. DISP/A1 no disposable target → check-strata-gpu-pod now named disposable: true, torn down; the non-disposable strata/sc117 rebuild is disclosed operator-directed.
  3. R1/CONC private-base obstacle no filed issue → opencharly/charly#1010 filed and listed.
  4. R7/R10 encoder-binary framing → commit 900250c + LEDGER V5 now state plainly the bake pre-exists on main; strata-vision-binary/-stamp passed against the new image (§3b).

Non-blocking notes: §7 check descriptions are lightly paraphrased vs the diff's check: text (strata-gpu-projection, -engine-version) though IDs/pass counts reconcile; R6 says "one commit" while the head is two (cutover + fix round) — cosmetic.

Verdict: PASS
