What

Josh: "this configure section getting appended here is lame.. it should be a dialog that appears when you've created the archetype. in fact lets save the name and config for a separate step after the archetype is picked".

Creating an agent from an archetype is now two steps, identical in both entry points — the New agent panel (Settings ▸ Fleet) and the Setup Wizard — via one shared picker and one shared set-up form:

  1. Pick (setup/ArchetypePicker.tsx) — the archetype cards only: label, icon, blurb, and a per-card What's included →. Advanced-tier cards stay under "Advanced (N)". No name, no config. Next advances.
  2. Set up (setup/ArchetypeSetupForm.tsx) — a DS Dialog over the New agent panel; its own step in the wizard (welcome → pick → set up → brain → finish):
    • Name first, pre-filled with the archetype's suggested name (label slug, stepping around names already on the fleet: engineer, engineer-2), validated as before.
    • The bundle's config_inputs as real DS form fields: short label + help line in the regular UI font; type: path → the Settings folder picker (PathPicker, server-side /api/fs/browse); booleans → a labelled switch; delegates → the acp-only dropdown as before. "Optional — leave blank to use this host's environment" is said once, above the group.
    • Advanced (DS Accordion, collapsed): the bundle's MCP inputs + declared secrets (env-fallback plumbing) and the persona (SOUL.md, seeded from the archetype).
    • Footer: Back (returns to the picker, every choice kept) + Create (primary). The feat(fleet): a Project Manager member works out of the box — picked delegate travels, required inputs gate, repo registers, plugins report setup gaps #2977 hard gate still holds Create (panel) / Next (wizard) until required answers are given.

Flow state is a pure reducer (lib/archetypeFlow.ts): pick / next / back / setName / setValue / setSoul + suggestedAgentName + createAgentBody. The old "collapse Configure = don't send inputs" semantics are gone: whatever the operator typed is sent, blanks are dropped (env/default fallthrough unchanged).

config_inputs[].help (new, optional)

graph/plugins/installer.py::normalize_config_inputs keeps a trimmed non-blank help:; it flows through the archetype preview payload to the console. Backward compatible: older cores ignore help (the normalizer only copies known keys), and a bundle with a long self-explaining label still renders as before. Docs: docs/guides/bundles.md, template manifest, ADR 0040 shape comment, fleet guide.

Companion bundle PR (Engineer labels → Start in a local repo / Allow GitHub writes, explanations moved to help): protoLabsAI/engineer-archetype#3 (draft) — hold until this core change is released.

Stacked-dialog Escape

With the set-up dialog over Settings and the folder picker over the set-up dialog, one Escape used to dismiss every layer (DS Dialog closes on every Escape). lib/overlayStack.ts::isTopmostOverlay + window-capture sampling (the #2466 pattern) — Escape now closes only the top-most layer; Settings also stays put while a dialog is stacked above it.

DS gaps filed (ds-contribute-back loop)

  • protoContent#520 — Stepper / StepDialog primitive (both flows hand-assemble Back/Next chrome).
  • protoContent#521 — Dialog/Drawer Escape should dismiss only the top-most layer (overlayStack.ts is the interim).
  • protoContent#522 — RadioCard action slot (the "What's included" link sits beside the card in a wrapper).

Screenshots

Captured locally from the e2e mock (light + dark, desktop + phone) — attached in the thread: step 1 picker, step 2 set-up dialog, step 2 with Advanced open, step 2 with the folder picker open, wizard pick + set-up steps, phone step 1 + step 2.

Tests

  • vitest: lib/archetypeFlow.test.ts (transitions, Back keeps values, re-pick semantics, Create payload = name + config answers + advanced inputs + persona + contract), settings/__tests__/NewAgentPanel.test.ts (rewritten for the two steps), setup/SetupWizard.test.ts (the shared components in the wizard), lib/overlayStack.test.ts, lib/pickerCopy.test.ts.
  • Playwright: fleet.spec.ts + setup-wizard.spec.ts rewritten for pick → set up (help lines, folder picker pick, switch, Back keeps answers, Escape layering, hard gate, payloads); new new-agent.mobile.spec.ts (iPhone 13 profile: dialog fits, foot in viewport, no sideways scroll; wizard set-up step). Mock PM fixture now carries help on its path + boolean inputs.
  • pytest: test_normalize_config_inputs_keeps_optional_help.

Gates (local)

  • ruff check . — pass · lint-imports — 4 kept, 0 broken
  • pytest tests/ — 10149 passed, 16 skipped
  • scripts/live_smoke.py — LIVE SMOKE PASSED

  • playwright test (full, desktop + mobile) — 487 passed; re-ran the touched specs after the last commit — 38 passed

DRAFT — UI layout work: Josh tests locally before merge. Auto-merge OFF.

Summary by CodeRabbit

  • New Features
    • Agent creation now separates archetype selection from setup. The setup dialog suggests an agent name, collects configuration and persona details, and retains answers when you go back.
    • Setup forms include clearer field guidance, path pickers, and a collapsed Advanced section for optional connections and secrets.
    • Bundle prompts can provide optional help text beneath fields.
    • Escape closes only the topmost dialog, helping prevent stacked overlays from closing together.
  • Bug Fixes
    • Required configuration and valid agent names now gate progression and creation; setup dialogs also work within mobile screen bounds.

…p in a dialog

The New agent panel appended the bundle's config_inputs inline below the picker as
long mono-muted paragraph labels. Creating from an archetype is now two steps, the
same in the New agent panel and the Setup Wizard (one shared picker + one shared
set-up form):

1. Pick — the archetype cards only (label, icon, blurb, per-card "What's included").
2. Set up — a DS Dialog in the New agent panel / its own step in the wizard: the name
first (pre-filled from the archetype, deduped against the fleet), then the bundle's
config_inputs as real fields (short label + help line, the Settings folder picker
for `type: path`, a labelled switch for booleans), and a collapsed Advanced section
(MCP inputs / declared secrets + the persona). Back keeps every choice.

Bundle config_inputs gain an optional `help:` line (parser -> preview payload ->
console), backward compatible: older cores ignore it, long legacy labels still render.

Escape on stacked DS dialogs now closes only the top-most layer (folder picker over
the set-up dialog over Settings). DS gaps filed: protoContent#520 (stepper),
#521 (top-most-only Escape), #522 (RadioCard action slot).

Walkthrough

The archetype creation flow now separates archetype selection from setup in New Agent and Setup Wizard. Shared controls support bundle configuration, optional help text, Advanced inputs, and persona editing. Required answers gate progression or creation, and setup values persist when returning to the picker.

Merge Risk: 🔵 Low · up to 6c59a

Fast navigation can leave wizard users needing to go back, and fast submission can produce a failed New Agent creation. Both have straightforward loading guards. The accessibility concern still needs component-level confirmation; these bounded issues warrant owner awareness before merging.

Security Architecture Review

Security architecture risk: 🔵 Low · up to 6c59a

The new setup flow reaches agent creation and host plugin installation, but the reviewed server controls still enforce required bundle answers and plugin-source consent. No material security regression was established. Preview failures and interrupted installation remain recovery concerns.

Retained concerns
No architecture-level concerns identified.

Security review details

Security Blast Radius

  • observed — The two outcomes have different scope: panel creation provisions an agent workspace, while wizard completion can install and activate a bundle into host configuration.

Trust Boundaries and Controls

  • observed — The server refuses missing required configuration before plugin activation. The plugin install route checks source consent before fetching from an untrusted source. These controls limit the effect of a missing client preview; they do not make the client gate reliable.

Resilience and Maintainability Implications

  • observed — Changing the selected archetype clears answers, preventing ordinary cross-bundle reuse. If a selected archetype disappears from a refreshed panel catalog, the panel can instead fall back to the first archetype; that fallback also exists at the target base, and its runtime trigger was not established.

Hardening Proposals

  • proposed — For bundle-backed selections, require a successful, identity-matched preview before enabling client progression, while retaining the server's independent validation. This would improve failure behavior for an existing client-side gap.

QA panel review — PASS

code-review-structural · head 6c59a5def294 · formal

Both findings were tool-sourced (protopatch) and both were refuted by the verifier against the file at head SHA 6c59a5d. The first claimed missing optional chaining in hydrateState; the code already uses ?. on every cited field. The second claimed a timer leak in withTimeout; the code already clears the timer via .finally(() => clearTimeout(timer)). No surviving defects. No prior requests to account for. Verification covered both findings (annotated n=2); no gaps.

No findings — the review came back clean.

* feat: short config_inputs labels with the explanation in `help`

"A local repo to start in (absolute path; optional — it is registered as a project and
the terminal opens there)" and "Let the agent write to GitHub when you ask (…). Off =
read-only" rendered as long paragraph labels in the set-up step. The labels are now
"Start in a local repo" / "Allow GitHub writes", with the explanations moved to the
new optional `help:` line (protoLabsAI/protoAgent#3631).

Backward compatible: cores that predate `help` ignore it and show the short label.
